wellsfargo.comTheir approach to AI
- The platform
- Wells Fargo built an internal platform that gives employees access to tools and models from several providers in a controlled environment, with about 25,000 users in Mar 2026, and bought Microsoft Copilot tools for the wider workforce.
- The models
- Wells Fargo calls its approach poly-model and poly-cloud: Fargo ran on Google's Gemini Flash 2.0 in Apr 2025, staff use Microsoft Copilot, and CIO Chintan Mehta said OpenAI models are used as needed and smaller Meta Llama models run internally.
- The reach
- About 190,000 Wells Fargo employees had access to Microsoft Copilot Chat and about 40,000 used Microsoft 365 Copilot (Mar 2026); Fargo passed 1 billion customer interactions in Mar 2026.
- The catch
- Wells Fargo has credited AI with one return, 35% more code from engineers using generative AI, and has published no dollar figure for AI's cost or return or for AI's share of its 8% headcount decline in the year to Sep 2026.

Key findings
About 190,000 Wells Fargo employees had access to Microsoft Copilot Chat and roughly 40,000 used Microsoft 365 Copilot, while about 25,000 used an internal platform that gives access to multiple models, Charlie Scharf wrote in his Mar 16, 2026 shareholder letter.
Wells Fargo named Saul Van Beurden to lead AI in Nov 2025 while he was co-CEO of Consumer Banking and Lending, and on Oct 22, 2026 moved him to lead AI full time, reporting to Charlie Scharf, as Kleber Santos became sole CEO of the consumer business.
Fargo, Wells Fargo's customer virtual assistant, handled nearly 600 million autonomous interactions in 2025 and passed 1 billion in Mar 2026, less than three years after launch; CIO Chintan Mehta said in Apr 2025 that Fargo strips personal data before calling Google's Gemini Flash 2.0.
Wells Fargo has credited AI with one business return: engineers using generative AI wrote 35% more code with shorter cycle times, and the bank used the gain to do more work rather than reduce resources, Charlie Scharf wrote in Mar 2026. Wells Fargo has published no return figure for Fargo, its call center and underwriting agents or AI Teammate.
Wells Fargo's headcount fell 8% in the year to Sep 30, 2026, to about 194,000, and is down 30% from its 2020 peak, but the bank credits the cuts to efficiency initiatives without saying how much came from AI, and it has published no dollar figure for AI's cost or return.
Where Wells Fargo sits
- Stage
- Piloting
Wells Fargo has reported one business return it credits to AI, which places it in Piloting: Charlie Scharf wrote in Mar 2026 that engineers using generative AI wrote 35% more code with shorter cycle times, and that the bank used the gain to do more work rather than reduce resources. Wells Fargo has also officially reported a company-wide rollout: Scharf's Mar 2026 letter counted about 190,000 employees with Copilot Chat access, about 40,000 using Microsoft 365 Copilot and about 25,000 using the internal multi-model platform, and Head of AI Saul Van Beurden owns the program from the Operating Committee. Wells Fargo falls short of Scaling because its one return sits in software engineering alone: Faraz Shafiq's Oct 2026 remark that banker intelligence tools are boosting product sales rates by 40% defines no rate and gives no sales figure, the 2026 proxy says AI workflows on public cloud reduce check processing costs without a figure, and the bank credits no firm-level figure to AI, including its 8% headcount decline in the year to Sep 2026.

How they deploy
Copilot for most staff, a platform for builders
Charlie Scharf wrote in Mar 2026 that Wells Fargo wants almost everyone to use current AI tools and models in a controlled environment, learn what they can do and build tools that can be deployed broadly. Wells Fargo made Microsoft Copilot Chat available to about 190,000 employees for general use and built an internal platform where about 25,000 staff use tools and models from several providers, with public and private data, to build custom generative AI solutions and agents.
Poly-model and poly-cloud
CIO Chintan Mehta told VentureBeat in Apr 2025 that Wells Fargo runs a poly-model, poly-cloud setup in which an orchestration layer sits in front of and behind each model. Mehta said Fargo used Google's Gemini Flash 2.0, that OpenAI models can be tapped as needed, that smaller Meta Llama models ran elsewhere internally, and that some agents were built on open-source frameworks such as LangGraph; he named Anthropic's Claude 3.7 Sonnet and OpenAI's o3 among models strong at coding and research, without saying Wells Fargo uses them. Business Insider reported in Mar 2026 that a small Wells Fargo team keeps evaluating new models and that the bank builds platforms that can adopt them on capability and cost.
Business leaders own the change
Wells Fargo said in Nov 2025 that Saul Van Beurden would partner with business leaders and make them responsible for transforming their own operations with generative and agentic AI, while answering to Charlie Scharf for progress. Van Beurden told Business Insider in Mar 2026 that a small central team acts as a hub and a generative AI lead in each business line finds, funds and runs use cases, with the highest-impact use case getting priority. Wells Fargo has since hired AI heads for the businesses: Andre Mansour for Wealth & Investment Management (May 2026) and Cayetano Gea-Carrasco for Consumer Banking and Lending, reporting to Van Beurden (Oct 2026).
Scale as the argument
Charlie Scharf said on the Oct 13, 2026 earnings call that investors underappreciate what scale is worth in AI: Wells Fargo can build an agent for its call centers or operations sites for the same money as a smaller bank and deploy it across a much larger part of the company. Scharf said Wells Fargo is devoting significant management time and resources to AI and has moved from tools that assist programmers to autonomous agents where appropriate.
Agents for customers, gradually
Charlie Scharf wrote in Mar 2026 that Wells Fargo sees software agents as complementary to bankers, that the move from automation to delegated decision-making will be gradual, and that building agents into how the bank serves clients will be essential. Scharf said in Oct 2026 that Wells Fargo has agents and is building more, but that customers handing agents the power to move money on their own is a long way off, and that the bank will weigh the risks of third-party models and agents before offering them.
- Deployment model
- Wells Fargo runs AI as an enterprise program owned by Head of AI Saul Van Beurden, with technology delivered by Head of Technology Bridget Engle's organization and business leaders responsible for transforming their own operations. Van Beurden's team includes Faraz Shafiq, head of AI products and solutions since Feb 2026, and Cayetano Gea-Carrasco, head of AI and data for Consumer Banking and Lending from Oct 2026; Wealth & Investment Management has its own head of AI, Andre Mansour, who reports to the business's chief product officer, Eve Varner. Swarup Pogalur, head of digital and AI capabilities engineering, said in May 2026 that Wells Fargo built horizontal AI platforms with controls, monitoring and human oversight that teams across the bank share.
- Model providers
- Wells Fargo uses models from several providers rather than one. Microsoft supplies Copilot Chat and Microsoft 365 Copilot to the workforce (Mar 2026), and Charlie Scharf sits on Microsoft's board. Google Cloud supplies Gemini behind Fargo (Gemini Flash 2.0 in Apr 2025) and Agentspace, which Wells Fargo adopted early under an expanded Google Cloud relationship announced in Aug 2025. CIO Chintan Mehta said in Apr 2025 that OpenAI models are used as needed and smaller Meta Llama models run internally. Faraz Shafiq said in Oct 2026 that a small language model built by Wells Fargo's model risk management team beats off-the-shelf models at debit card fraud detection. Wells Fargo's internal platform gives staff access to multiple large language models, but the bank has not published which ones it carries today.
- Data and infrastructure
- Wells Fargo chose Microsoft Azure as its primary public cloud and Google Cloud for advanced workloads, including complex AI and data solutions, in a Sep 2021 strategy that also moved its own hosting into third-party-owned data centers with private cloud, with a long-term goal of running mostly on public cloud. The 2026 proxy says Wells Fargo completed its new data centers in 2025, and the 2026 investment plan continues the migration into them and onto public and private cloud while investing in data platforms to make better use of AI. Chintan Mehta said in Apr 2025 that Wells Fargo uses Google and Microsoft cloud services and also runs its own data centers, and that Fargo transcribes speech locally and removes personal data with a small language model before any call to Gemini.

Adoption
Wells Fargo spread AI in layers: models in risk and marketing analytics and relationship management systems for years, Fargo for customers from 2023, Microsoft Copilot tools and an internal multi-model platform for employees in 2025, and agents from 2025 into 2026. AI tools reached more than 180,000 Wells Fargo desktops by Nov 2025, when more than 90,000 employees had been trained; Charlie Scharf wrote in Mar 2026 that about 190,000 employees had Copilot Chat access, about 40,000 used Microsoft 365 Copilot and about 25,000 used the internal platform. Wells Fargo does not require staff to use AI and benchmarks its daily, weekly and monthly usage against eight other large banks, but declined to share the figures with Business Insider (Mar 2026). Customer use of Fargo grew from 21.3 million interactions in 2023 to 245.4 million in 2024 and nearly 600 million in 2025.

Economics & controls
Spend and ROI
Technology spending
Wells Fargo does not publish a technology budget. Wells Fargo's technology, telecommunications and equipment expense rose 14% to $5.2 billion in 2025, driven by amortization of internally developed software, software licenses and hardware depreciation, and kept rising in 2026. Wells Fargo guided to about $55.7 billion of total noninterest expense in 2026, including about $0.8 billion of incremental technology expense and about $2.4 billion of savings from efficiency initiatives (Jan 2026).
What AI itself costs
Wells Fargo has not disclosed what it spends on AI. Charlie Scharf said in Apr 2026 that Wells Fargo is increasing investment in technology, including AI, and said in Oct 2026 that the bank devotes significant management time and resources to AI. Wells Fargo's Jan 2026 results presentation listed scaling generative AI and investing in data platforms to make better use of AI among its firmwide investment priorities for 2026.
Reported ROI
Wells Fargo has published no firm-level dollar figure for AI's return. Charlie Scharf wrote in Mar 2026 that engineers using generative AI wrote 35% more code with shorter cycle times and that Wells Fargo used the gain to do more work rather than reduce resources, and that he expects 2026 to be an important year to prove the work's importance. Faraz Shafiq said at Money20/20 in Oct 2026, as Banking Dive reported it, that banker intelligence tools for client meeting preparation are boosting product sales rates by 40%; Wells Fargo has not defined the rate or given a baseline, a period, or a sales or revenue figure for the tools. The 2026 proxy says AI workflows on public cloud cut check processing costs, without a figure, and the Jan 2026 expense outlook lists accelerating AI capabilities aimed at productivity among Wells Fargo's efficiency opportunities after 2026.
Headcount
Wells Fargo's headcount fell from about 276,000 at its second quarter 2020 peak to 205,198 at Dec 31, 2025 and about 194,000 at Sep 30, 2026, down 8% in a year and 30% from the peak, with a decline in every quarter for six years. Wells Fargo credits the cuts to efficiency initiatives and does not say how much came from AI. Charlie Scharf said in Dec 2025 that headcount would fall into 2026 even before AI's effect and that AI would be rolled out gradually, and in Jan 2026 that Wells Fargo has more tools than ever to get more efficient, especially with AI. Mike Santomassimo said in Jul 2026 that Wells Fargo should be able to run with fewer people and that technology and AI help it get there faster. Saul Van Beurden told Business Insider in Mar 2026 that growth and headcount are not one-to-one and called AI the ideal tool for growing without adding staff.
Scale and expense
Charlie Scharf argued on Oct 13, 2026 that Wells Fargo can build an agent for call center or operations work for the same money as a smaller bank and deploy it across a much larger part of the company. Mike Santomassimo said on the same call that Wells Fargo expects every part of the company to drive meaningful efficiency in 2027 to help offset investment and salary inflation.
Governance and risk
Board oversight
Wells Fargo's Board Risk Committee has primary oversight of technology risk, including AI, data management risk and model risk, according to the 2026 proxy. The full Wells Fargo board also discusses AI regularly through management reviews of market developments and the bank's approach, and through business-line presentations on how AI affects each business.
Model risk
Wells Fargo's Model Risk function, part of Independent Risk Management, governs, validates and monitors models across the company and reports to the Chief Risk Officer and to the Board Risk Committee, according to the 2025 annual report. Charlie Scharf wrote in Mar 2026 that Wells Fargo manages generative AI risks with ongoing model validation, training and risk expertise. Chief Risk Officer Derek Flowers is retiring, and COO Scott Powell takes the role on Jan 15, 2027.
Responsible AI practice
Chintan Mehta said in Sep 2026 that Wells Fargo runs adverse effect checks on AI models to find bias, has independent groups review AI products at several points in development, and requires decisions to be explainable with traceable data lineage. Swarup Pogalur said in May 2026 that Wells Fargo's shared AI platforms have controls, monitoring and human oversight built in.
Data boundary in Fargo
Wells Fargo transcribes Fargo speech locally and uses a small language model to detect and tokenize personal data before any call to Google's Gemini, so no personal data reaches the model, and Wells Fargo systems handle the computation and detokenization afterward, Chintan Mehta said in Apr 2025.
Training
Wells Fargo had trained more than 90,000 employees on AI by Nov 2025, and more than 4,000 employees had taken part in Stanford's Institute for Human-Centered AI corporate affiliate program, of which Wells Fargo is a founding member, by Sep 2026. Wells Fargo executives attended development sessions on AI and generative AI in 2025, according to the 2026 proxy.
Disclosed risks
Wells Fargo's 2025 Form 10-K warns that AI may not replicate human assessment or predict events accurately, that its algorithms or data may produce incorrect or biased outputs, and that limited transparency can make outputs hard to explain. Wells Fargo's Q3 2026 Form 10-Q adds that recent AI advances have increased the ability to find and exploit previously unknown cybersecurity vulnerabilities.
Outside agents
Charlie Scharf said in Oct 2026 that Wells Fargo will evaluate third-party models and agents for clients while weighing the risks they could introduce for clients and the bank, and that customers handing agents power to move money on their own is a long way off.

Quick answers
- How does Wells Fargo deploy AI?
- Wells Fargo deploys AI through Microsoft Copilot tools open to about 190,000 employees, an internal platform that gives about 25,000 staff access to multiple models, and Fargo, a customer assistant that passed 1 billion interactions in Mar 2026. Saul Van Beurden, Head of AI on the Operating Committee, gave up his co-CEO role in Consumer Banking and Lending in Oct 2026 to lead AI full time, working with Head of Technology Bridget Engle.
- What does Wells Fargo use AI for?
- Wells Fargo has not published a count of its AI use cases in production. Charlie Scharf's Mar 2026 letter and Oct 2026 earnings call name the Fargo customer assistant, coding agents, call center and help desk agents, commercial underwriting documents, branch capacity, marketing campaigns, cyber vulnerability fixes and risk processes, and Scharf wrote that many more are in development. Wells Fargo has reported a return credited to AI for one use case, software engineering, where engineers using generative AI wrote 35% more code and the bank used the gain to do more work rather than reduce resources (Mar 2026). Wells Fargo has published no firm-level dollar figure for AI.
- Who leads AI at Wells Fargo?
- AI at Wells Fargo is led by Saul Van Beurden (Senior EVP, Head of Artificial Intelligence); Bridget Engle (Senior EVP, Head of Technology); Faraz Shafiq (Head of AI Products and Solutions). Ownership of AI on the org chart: Saul Van Beurden, Head of AI, on the Operating Committee, reporting to the CEO.
- What AI platform does Wells Fargo use?
- Wells Fargo built an internal platform that gives employees access to tools and models from several providers in a controlled environment, with about 25,000 users in Mar 2026, and bought Microsoft Copilot tools for the wider workforce.
- Which AI models does Wells Fargo use?
- Wells Fargo calls its approach poly-model and poly-cloud: Fargo ran on Google's Gemini Flash 2.0 in Apr 2025, staff use Microsoft Copilot, and CIO Chintan Mehta said OpenAI models are used as needed and smaller Meta Llama models run internally.
- How many Wells Fargo employees use AI?
- About 190,000 Wells Fargo employees had access to Microsoft Copilot Chat and about 40,000 used Microsoft 365 Copilot (Mar 2026); Fargo passed 1 billion customer interactions in Mar 2026.
- How far has AI spread at Wells Fargo?
- Wells Fargo has reported one business return it credits to AI, which places it in Piloting: Charlie Scharf wrote in Mar 2026 that engineers using generative AI wrote 35% more code with shorter cycle times, and that the bank used the gain to do more work rather than reduce resources.
