Citigroup deploys AI through Citi AI, an in-house suite led by Citi Stylus Workspaces and Citi Assist that about 180,000 employees in 87 jurisdictions could use in Oct 2026, alongside Cognition's Devin coding agent for 14,000 engineers and Arc, an agent platform launched in Apr 2026. Group Head of AI David Griffiths, in COO Anand Selvakesari's office since May 2026, runs the program. Citigroup's one AI-credited business return is a 30% cut in tech vendor spend from in-sourcing work with Devin (Oct 2026).

Their approach to AI

The platform
Citi AI, a suite Citigroup built in-house, centers on Citi Stylus Workspaces, agentic since Sep 2025, and Citi Assist; Arc, launched Apr 30, 2026, lets Citigroup developers build monitored, auditable AI agents.
The models
Citigroup built Citi Sky on Google's Gemini models and names Anthropic, OpenAI, Google and Microsoft as key AI relationships (Sep 2026); engineers use Cognition's Devin and staff also get Microsoft 365 Copilot Chat.
The reach
About 180,000 Citigroup employees in 87 jurisdictions had access to Citi AI tools in Oct 2026, with a total adoption rate above 87% and more than 65 million interactions since the Dec 2024 rollout.
The catch
Citigroup's only AI-credited return is a 30% cut in tech vendor spend from in-sourcing work with Devin (Oct 2026); Citi gives no firm-level AI figure and does not say which models run behind Citi Stylus.

Key findings

  1. About 180,000 Citigroup employees in 87 jurisdictions had access to Citi Stylus Workspaces, Citi Assist and Microsoft 365 Copilot Chat in Oct 2026, and Citigroup reported a total adoption rate above 87% and more than 65 million interactions with its AI tools since the internal rollout began in Dec 2024.

  2. Citigroup named CTO David Griffiths Group Head of AI on May 6, 2026, placing him in COO Anand Selvakesari's leadership team to unify the AI operating model, and in Oct 2026 Griffiths filled out a groupwide AI organization with a head of applied AI and agent factory hired from Google, a head of AI strategy, a head of responsible AI and a chief operating officer for the AI team.

  3. Jane Fraser said on Oct 13, 2026 that 14,000 Citigroup engineers use Cognition's Devin coding agent, making in-house work efficient enough that in-sourcing cut Citi's tech vendor spend by 30% year over year, the only business return Citigroup has put a figure on and credited to AI.

  4. Citigroup is re-engineering about 100 of its most manual processes end to end with AI and automation, from KYC to loan operations, and Jane Fraser said in Oct 2026 that the financial benefits from AI and automation so far in 2026 significantly outweigh the investments, without giving a figure.

  5. Citigroup moved from 12th to 8th in Evident's 2026 AI Index for banks, launched the Arc agent platform for developers on Apr 30, 2026, and is piloting Citi Sky, a wealth assistant built with Google Cloud and Google DeepMind.

Where Citi sits

Stage
Piloting

Citigroup has reported one business return it credits to AI, which places it in Piloting: Jane Fraser said on Oct 13, 2026 that the Devin coding agent made in-house work efficient enough that in-sourcing cut tech vendor spend 30% year over year. Citigroup has also officially reported a company-wide rollout: more than 80% of the 180,000 employees with access used Citi AI tools regularly in Apr 2026, total adoption passed 87% in Sep 2026, and Group Head of AI David Griffiths owns the program. Citigroup falls short of Scaling because its one return sits in technology alone: the roughly 100,000 hours of weekly developer capacity Citi counts from AI code reviews (May 2026) has no cost or headcount equivalent, and Fraser's Oct 2026 statement that 2026 benefits from AI and automation significantly outweigh the investment gives no figure and does not separate AI from automation.

How they deploy

Proprietary tools, outside models

Citigroup builds its own employee AI tools, which it calls Citi AI: Citi Stylus for documents and research, Citi Assist for policy and procedure search, and Citi Squad, named by Tim Ryan in Sep 2025. Citigroup names Anthropic, OpenAI, Google and Microsoft as its key AI relationships (Sep 2026), and David Griffiths said in Sep 2026 that Citi developed its AI engineering capability from within. Citigroup has released more than 26 versions of Citi Stylus Workspaces since launch.

Four lenses

Jane Fraser said in Apr 2026 that Citigroup had set up a more structured, firmwide approach to AI with four buckets: business strategy and revenue, productivity and end-to-end process improvement, defensive capabilities across cyber, fraud and anti-money laundering, and talent and workforce. Fraser repeated the frame on Oct 13, 2026 as growth, operating efficiency, teaching people the new tools and strengthening defenses.

Transformation as the foundation

Citigroup says its multi-year Transformation, driven by the 2020 consent orders, built the data and platforms AI needs. Jane Fraser said in Apr 2026 that Citi now has a single data repository for institutional businesses and one for consumer, and Anand Selvakesari wrote in Oct 2026 that trusted enterprise data sources for trades and transactions make AI models more effective. Citigroup retired or replaced 548 applications in 2025 and moved wholesale lending onto one platform, Loan IQ.

Re-engineer processes, fund growth with the savings

Citigroup started with just over 50 of its largest and most complex processes, from KYC to loan underwriting, in Jan 2026 and had about 100 completed or under way by Oct 2026. CFO Gonzalo Luchetti said the COO and Tim Ryan review the processes every week, and that AI-driven process re-engineering is one of the structural efficiencies meant to fund about $5 billion of incremental investment over three years announced at the May 2026 Investor Day.

Agents under the same controls

Citigroup introduced Arc on Apr 30, 2026 so developers can build AI agents for well-defined use cases, with every agent monitored, auditable and governed, and access widening to the rest of the firm over time. Citigroup said Arc applies the rigor it uses for all its technology and stays within its risk framework, David Griffiths said in Sep 2026 that Arc is meant to deploy embedded agents across every business line, and U.S. Consumer Cards is preparing for agentic commerce, in which a customer's AI assistant pays with a Citi card.

Deployment model
Citigroup runs AI as a firmwide program from the Chief Operating Office, with delivery in the businesses. Group Head of AI David Griffiths joined COO Anand Selvakesari's leadership team in May 2026, and Selvakesari's own remit includes overseeing the responsible adoption and deployment of AI across Citi. Tim Ryan's Technology and Business Enablement organization builds and runs the platforms, and Gonzalo Luchetti, Tim Ryan and Anand Selvakesari were named the executive co-sponsors of Citi's AI work in Jun 2025. Each business runs its own pipeline: Services organizes more than 50 use cases into five pillars (sales, client, operations, agent and technology assist), and Wealth, U.S. Consumer Cards and Banking set their own AI priorities. Every Services AI deployment needs sign-off from model risk, operational risk and audit, Shahmir Khaliq said in May 2026.
Model providers
Citigroup does not say which models power Citi Stylus Workspaces or Citi Assist. Citigroup names Anthropic, OpenAI, Google and Microsoft as key relationships (Sep 2026). Citi Sky uses Gemini models on Google's Gemini Enterprise Agent Platform, Google DeepMind's real-time avatar technology and the Gemini Live API (Apr 2026), and the Oct 2024 Google Cloud agreement made Vertex AI the platform for generative AI across Citi. About 180,000 employees can use Microsoft 365 Copilot Chat (Oct 2026), and Citi Assist runs inside Microsoft Teams. Engineers use Cognition's Devin as Citi's main agentic coding tool. Citigroup's Banking business is piloting the specialist tools Rogo and Hebbia (May 2026), and Citi made a strategic investment in Tokyo model builder Sakana AI in Feb 2026.
Data and infrastructure
Citigroup signed a multi-year agreement with Google Cloud in Oct 2024 to move workloads and applications onto Google Cloud infrastructure, run high-performance computing for Markets and use Vertex AI for generative AI in developer toolkits, document processing and customer servicing. Citigroup holds institutional data in one strategic repository and consumer data in another (Apr 2026), retired or replaced 548 applications in 2025, and onboarded wholesale and retail contractual data to two strategic data platforms. Citigroup has not said whether the models behind Citi Stylus run on Google Cloud, Microsoft Azure or in its own data centers.

Citigroup's leadership page, checked Nov 1, 2026, lists 19 members of the Executive Management Team, including Anand Selvakesari and Tim Ryan, and does not list David Griffiths or a chief technology officer. Citigroup has not said who succeeded Griffiths as CTO. American Banker's Oct 2026 report on Griffiths's memo gives no reporting lines for the new AI leaders, so the lines drawn to the Group Head of AI are inferred from membership of his organization.

Use cases

Citigroup runs AI across every business: Citi AI tools for about 180,000 employees, coding agents for engineers, more than 50 use cases in the Services pipeline, AI advisor and client tools in Wealth, and AI in underwriting, servicing and marketing in U.S. Consumer Cards, plus about 100 processes being re-engineered end to end. Citigroup has published a business return for only one: a 30% year-over-year cut in tech vendor spend from in-sourcing work with Devin (Oct 2026). For AI as a whole, Jane Fraser said in Oct 2026 that the financial benefits from AI and automation so far in 2026 significantly outweigh the investment, without giving a figure or separating AI from automation.

Adoption

Citigroup spread AI in stages: Google Cloud's Vertex AI was chosen for generative AI in Oct 2024, the internal rollout of Citi AI tools began in Dec 2024, the tools had been launched to about 150,000 employees by Jun 2025 and reached more than 175,000 in 80 countries and jurisdictions by Sep 2025, the agentic Citi Stylus Workspaces followed in Sep 2025, and a Sep 2025 memo to 175,000 employees made AI prompt training mandatory. Usage climbed from more than 21 million interactions and adoption above 70% in Jan 2026 to more than 65 million interactions and adoption above 87% in Sep 2026, and Jane Fraser said in Jul 2026 that nearly nine in ten Citigroup employees use the tools. For engineers, about 30,000 developers had AI tools in 2025, more than 10,000 used advanced and agentic AI by May 2026, and 14,000 used Devin in Oct 2026. Citigroup has not said how it defines adoption or how many employees use the tools each week.

Economics & controls

Spend and ROI

Technology budget

Citigroup does not publish an annual technology budget the way some peers do. CFO Mark Mason said on the Jan 15, 2025 earnings call that Citi spent $11.8 billion on technology in 2024, plus $2.9 billion on its Transformation, and Citigroup's technology and communication expense line was $9.4 billion in 2025, up from $9.0 billion in 2024. Services invests about $2 billion a year in technology and data platforms (Oct 2026), and Citigroup expects change-the-bank work to rise from about 50% of technology investment in 2025 to about 55% in the near term, with AI raising the productivity of that spending (May 2026).

What AI itself costs

Citigroup has not disclosed what it spends on AI. CFO Gonzalo Luchetti said in Jul 2026 that Citi continues to invest in technology, including AI, and Citigroup announced at its May 2026 Investor Day about $5 billion of incremental investment over three years, to be funded by structural efficiencies that include AI-driven process re-engineering.

Reported ROI

Jane Fraser said on Oct 13, 2026 that Citigroup's adoption of AI is both earning and saving money and that the financial benefits from AI and automation so far in 2026 significantly outweigh the investments, with benefits recurring once the investment is made; Citi gave no dollar figure and did not separate AI from automation. The one specific return Citigroup has published and credited to an AI tool is a 30% year-over-year cut in tech vendor spend from in-sourcing work with Devin (Oct 2026).

Productivity markers

Citigroup counted about 100,000 hours of weekly developer capacity created by AI-assisted code reviews at its May 2026 Investor Day, without a cost or headcount equivalent. Jane Fraser said in Oct 2026 that AI typically makes Citigroup's product launches 30% to 40% faster and that response times for Services clients improved 21% with AI tools for service agents. At the May 2026 Investor Day, Services targeted a 30% to 40% developer productivity gain from agentic tools and projected a 20% to 25% cut in client servicing work time from Agent Assist, and U.S. Consumer Cards cited a 60-second cut in call handle time and paired its AI marketing tools with a projected 25% rise in mobile digital sales in 2026, a projection that does not separate AI's share.

Headcount and efficiency

Citigroup had about 226,000 full-time employees at Dec 31, 2025 and about 217,000 direct staff at Sep 30, 2026, with about $800 million of severance in 2025 and more than $1 billion in the first nine months of 2026. Gonzalo Luchetti said in Oct 2026 that the third-quarter severance was directly linked to the structural efficiency program, including the 100-plus processes Citi is re-engineering with automation and AI, and Citigroup expects a 2026 efficiency ratio below 60% (Oct 2026), with 55% to 60% targeted for the near term. Jane Fraser said on Oct 14, 2026 that Citi does not yet know whether AI will shrink its headcount. Citigroup also cut its China technology workforce by about 3,500 employees in 2025, eliminating some roles and moving others to other Citi centers, to simplify its structure and rely less on contractors, without citing AI.

Governance and risk

Board oversight

Citigroup's Board and its Technology Committee, chaired by Renée James, oversee Citi's approach to, and policies and standards for, generative AI, and the Board receives reporting on Citi's AI strategy, risk management, controls, governance and employee adoption, according to the 2026 proxy statement. Citigroup's directors received training on AI strategy, governance, risk management and controls, according to the same proxy statement.

Risk sign-off and humans in the loop

Shahmir Khaliq said in May 2026 that every Citigroup AI deployment in Services must be signed off by model risk management, operational risk management and audit, that deployed models are reviewed against expected behavior, and that humans stay in the loop on payment processing. David Griffiths said in Sep 2026 that Citi automates controls at the platform level across the whole AI lifecycle, with a human always in the loop.

Responsible AI team

Citigroup moved Aida Filipovic from its central controls team in Apr 2026 to head responsible AI, and her team develops Citi's AI governance model, AI ethical principles and an AI command center, American Banker reported in Oct 2026. Group Head of AI David Griffiths announced the role in the same memo as his other AI leadership appointments.

Controls on agents

Citigroup said in Apr 2026 that every agent on Arc will be monitored, auditable and governed, so the firm knows what agents do, how they do it and the value they deliver, and that developers get Arc first for well-defined use cases before access widens.

Disclosed risks

Citigroup's 2025 Form 10-K says Citi has used AI and machine learning for many years, has begun to deploy generative AI broadly and expects to add autonomous agents, and lists risks including flawed generative AI development, opaque models that make AI-influenced decisions hard to audit, reliance on third-party models, restrictions on using data in third-party AI applications and AI-enabled fraud.

Cyber defense

Jane Fraser said on Oct 13, 2026 that Citigroup deploys frontier models through a structured harness across its perimeter to find and fix vulnerabilities, and Citi says it takes part in Anthropic's Project Glasswing. Fraser announced on Sep 30, 2026 that Citigroup is joining the expanded Alliance for Critical Infrastructure to manage AI risks across sectors, and Citi employs about 3,400 people in its cybersecurity program (2025 Form 10-K).

Quick answers

How does Citigroup deploy AI?
What does Citigroup use AI for?
Who leads AI at Citigroup?
AI at Citigroup is led by David Griffiths (Group Head of AI); Sebastian Gnagnarella (Head of Applied AI and Agent Factory); Aida Filipovic (Head of Responsible AI). Ownership of AI on the org chart: Group Head of AI David Griffiths, in COO Anand Selvakesari's office.
What AI platform does Citigroup use?
Citi AI, a suite Citigroup built in-house, centers on Citi Stylus Workspaces, agentic since Sep 2025, and Citi Assist; Arc, launched Apr 30, 2026, lets Citigroup developers build monitored, auditable AI agents.
Which AI models does Citigroup use?
Citigroup built Citi Sky on Google's Gemini models and names Anthropic, OpenAI, Google and Microsoft as key AI relationships (Sep 2026); engineers use Cognition's Devin and staff also get Microsoft 365 Copilot Chat.
How many Citi employees use AI?
About 180,000 Citigroup employees in 87 jurisdictions had access to Citi AI tools in Oct 2026, with a total adoption rate above 87% and more than 65 million interactions since the Dec 2024 rollout.
How far has AI spread at Citigroup?

Open questions

  • Which models run behind Citi Stylus Workspaces and Citi Assist, and do they run on Google Cloud, Microsoft Azure or in Citigroup's own data centers?
  • Who is Citigroup's chief technology officer now that David Griffiths is Group Head of AI, does Griffiths report directly to Anand Selvakesari, and how large is the groupwide AI organization he filled out in Oct 2026?
  • What dollar figure sits behind Jane Fraser's Oct 2026 statement that the benefits of AI and automation significantly outweigh the investment in 2026, how much of it comes from AI rather than automation, and how much does Citigroup spend on AI itself?
  • What cost or headcount saving, if any, do the roughly 100,000 hours of weekly developer capacity that Citigroup counts from AI-assisted code reviews translate into?
  • How many AI and machine learning specialists does Citigroup employ, given that it has never published a count?
  • How does Citigroup define its 87% adoption rate, and how many employees use Citi AI tools every week?
  • What business return do Citigroup's deployed tools with no published figure deliver, such as Citi Stylus Workspaces, Citi Assist, CitiService Agent Assist and Intelligent Document Processing?
  • How many of the roughly 100 re-engineered processes are complete, and what savings and headcount changes have they produced?
  • How many agents run on Arc in production, and when will access widen beyond developers?
  • What does Citigroup's part in Anthropic's Project Glasswing involve, given that Citi is not among the launch partners Anthropic named in Apr 2026?
  • When will Citi Sky leave testing and reach Citigold clients broadly, given the summer 2026 rollout plan?
  • When did CitiService Agent Assist launch, given that a Jun 2025 Citi release called it live in 47 countries and an Investor Day footnote dates the Agent Assist launch to Mar 2026?
