Key findings
Alan Schnitzer said on Jan 21, 2026 that more than 20,000 Travelers employees use AI tools on a regular basis and that dozens of generative AI tools run in production at scale, while every one of Travelers' more than 30,000 employees can reach frontier models through the in-house TravAI platform after a training program.
Travelers began giving nearly 10,000 engineers, data scientists, analysts and product owners personalized Claude and Claude Code assistants under a partnership with Anthropic announced on Jan 15, 2026, and in Feb 2026 announced an AI Claim Assistant built on OpenAI's models and Realtime API that takes auto damage claims by phone.
Travelers said in Jan 2026 that more than half of all claims were eligible for straight-through processing and that its claim call center population had fallen by a third after investments in automation, straight-through processing and analytics, without separating AI's part; four claim call centers are to become two during 2026.
Travelers announced TravelersLLM on Jun 30, 2026, a proprietary model trained on millions of company documents that Travelers says beat commercially available models on tens of thousands of insurance questions at lower cost and higher speed.
Travelers invests more than $1.5 billion a year in technology including AI, and Alan Schnitzer said on Oct 16, 2026 that its cost per unit of software development, its labor cost for first notice of loss and its cost to service a policy have all fallen, without giving figures.
Where Travelers sits
- Stage
- Piloting
Travelers has reported no business return it credits to AI, for any use case or for the company: Alan Schnitzer credited the one-third fall in claim call center staff he cited on Jan 21, 2026 to investments in automation, straight-through processing and analytics together, the half-point improvement in Business Insurance's underlying loss ratio in Jul 2026 came alongside pricing, mix and loss trends, and Schnitzer said on Oct 16, 2026 that unit costs for software development, first notice of loss and policy servicing had fallen without giving figures. Travelers has officially reported a company-wide rollout, which places it in Piloting: Schnitzer said on Jan 21, 2026 that more than 20,000 employees use AI tools on a regular basis, and Chief Technology & Operations Officer Mojgan Lefebvre owns the program. Travelers falls short of Scaling because it reports no AI-credited return in any function and no firm-level AI figure; its published gains, such as a more than 30% cut in property renewal underwriting handle time, are task speedups with no cost or revenue figure.

How they deploy
From Innovation 1.0 to Innovation 2.0
Alan Schnitzer calls the decade of investment that began around 2016 Innovation 1.0, a period in which Travelers grew its premium base by nearly 80% to more than $44 billion and invested about $14 billion in technology. In Jan 2026 Schnitzer named the next phase Innovation 2.0, powered by AI and, not too far off, quantum computing, arguing in the 2025 annual report that AI amplifies existing strengths, so an insurer with domain expertise, decades of data and the scale to invest is best placed to use it.
Fewer, larger bets
Mojgan Lefebvre told Fortune in Apr 2026 that she does not want Travelers to pile up many disparate AI use cases, because she doubts a thousand small efforts add up. Lefebvre sets measures for each bet: time to close a claim, engineering efficiency and cost avoidance from automated workflows, and adoption tied to change management, and she prefers a few major technology partners to many.
Two frontier partners and an in-house model
Travelers uses Anthropic for analytical, coding and engineering work and OpenAI for conversational AI, the areas where Mojgan Lefebvre said in Apr 2026 that each provider leads. Travelers built TravelersLLM to work alongside those frontier models, and Lefebvre said in Jul 2026 that TravelersLLM is meaningfully faster and less expensive than frontier models for certain insurance tasks.
Scale as the advantage
Alan Schnitzer said in Apr 2026 that Travelers' size gives it the data to power AI and the resources to deploy it, funding more than $1.5 billion a year of technology investment, and that insurers that use scale well will have an edge in consolidating industry premium. Asked in Oct 2026 whether savings from technology and AI could go to customers, Schnitzer said Travelers could put some of its efficiency gains into pricing without compromising its return objectives.
AI for the agent channel
Travelers sells mainly through independent agents and brokers and points much of its AI at making that channel faster: generative AI helps process Select endorsements and policy changes (Apr 2026), Travelers became the first anchor carrier for Applied Systems' submissionless renewal quoting (Jul 2026), and Travis Upload & Go turns uploaded workers compensation documents into a bindable quote (Oct 2026). Michael Klein said in Oct 2026 that consumer AI shopping assistants are early and raise questions of consumer authorization, data accuracy and whether the customer understands the coverage.
- Deployment model
- Travelers runs AI from its Technology & Operations organization under Executive Vice President and Chief Technology & Operations Officer Mojgan Lefebvre, which the 2025 sustainability report says drives digital transformation, AI and advanced data and analytics across the company. Lefebvre created an AI accelerator team in 2020 as an enterprise-wide center of expertise, a Data & Analytics team supported by a Chief Data & Analytics Officer works across every business, and Chief Innovation Officer Bruno Sardinha runs an Enterprise Innovation team for experiments. Travelers delivers through small product teams with engineers embedded in the business, while the Claim organization and the three business segments own their use cases.
- Model providers
- Travelers gives nearly 10,000 engineers, data scientists, analysts and product owners Anthropic's Claude and Claude Code as personalized assistants tailored to each role and its systems (Jan 2026), and built its AI Claim Assistant on OpenAI's models and Realtime API after testing and benchmarking (Feb 2026). TravAI gives every employee access to frontier models that Travelers has not named, and TravelersLLM, built by Travelers engineers and data scientists, runs alongside them (Jun 2026): Mojgan Lefebvre told CIO Dive in Aug 2026 that Travelers applications reach both through APIs and send insurance questions to TravelersLLM and broad reasoning, research and coding work to the costlier frontier models. Earlier, Travelers and the AWS Generative AI Innovation Center classified policy service emails with Anthropic's Claude v2 and Claude Instant on Amazon Bedrock, reaching 91% accuracy (Jan 2025).
- Data and infrastructure
- Travelers describes a cloud-first model, and a Travelers CIO said in Jun 2023 that Travelers began moving to the cloud in 2019 and standardized on a single cloud provider, which Travelers has not named publicly; Mojgan Lefebvre told CIO Dive in Aug 2026 that Travelers runs 70% of its compute in the cloud. Travelers works with AWS, including the Amazon Generative AI Innovation Center on generative AI tools for underwriting and claims (Nov 2023) and Amazon Bedrock, and announced a cloud data ecosystem for commercial underwriting with Google Cloud in Sep 2022. Travelers has not said where TravAI, TravelersLLM or its Claude assistants run, and its 2025 Form 10-K refers to a primary data processing facility alongside cloud-based systems. Travelers trained TravelersLLM on millions of company documents, and its Certified Business database holds details on more than 90 million businesses, nonprofits and municipalities (2025).

Use cases
Travelers reported dozens of generative AI tools in production at scale and millions of automated transactions in Jan 2026, across claims, underwriting, agent service, risk control and engineering. Travelers has published no business-level return that it credits to AI for any single use case: the one-third fall in claim call center staff it reported in Jan 2026 is credited to automation, straight-through processing and analytics together. Alan Schnitzer said in Oct 2026 that unit costs for software development, first notice of loss labor and policy servicing had fallen, without figures, and Travelers has put no dollar value on AI's return.
| Use case | Area | Status | ROI |
|---|---|---|---|
| Straight-through claims processing More than half of all Travelers claims were eligible for straight-through digital processing in Jan 2026, customers chose it about two-thirds of the time, and another 15% of claims went through advanced digital tools. Adoption
Travelers spread AI in layers: predictive models in claims, underwriting and fraud (about 60 claim models in 2025), an AI accelerator team from 2020, the TravAI generative AI platform after ChatGPT's debut in Nov 2022, and in 2026 Claude assistants for builders, a voice claim agent built on OpenAI and the in-house TravelersLLM. More than 20,000 Travelers employees used AI tools on a regular basis in Jan 2026, out of more than 30,000 who can reach TravAI after training, and nearly 10,000 builders are receiving Claude assistants. Travelers named 2026 its Year of Learning AI for about 30,000 people, and its 2025 Innovation Jam drew more than 1,400 employees in over 260 teams using generative AI tools.

Economics & controls
Spend and ROI
Technology budget
Travelers invests more than $1.5 billion a year in technology, including its AI strategy, Alan Schnitzer said in Apr 2026, and Travelers invested more than $1.5 billion in AI and other technology initiatives in 2025. Travelers invested about $14 billion in technology from 2016 to 2025, with a rising share going to strategic initiatives, according to the 2025 annual report.
What AI itself costs
Travelers does not report AI spending separately. Asked about token costs in Jul 2026, Alan Schnitzer said Travelers is focused on the cost of technology and comfortable with how it manages those costs. Travelers says TravelersLLM delivers results at lower cost than commercially available models in its testing (Jun 2026), and its 2025 Form 10-K warns that AI may become more expensive given the resources needed to develop it.
Reported ROI
Travelers has published no return that it credits to AI alone. The closest figure is a claim call center population down by a third, which Alan Schnitzer credited in Jan 2026 to investments in automation, straight-through processing and analytics without separating AI's part, a week after the AI voice agent went live; the 2025 annual report describes significant annual run rate cost savings in the Claim organization without a number. In Jul 2026 Schnitzer linked a half-point improvement in Business Insurance's underlying loss ratio to innovation and AI investments, alongside other factors he did not separate. In Oct 2026 Schnitzer said Travelers knows its cost per unit of software development, its labor cost for first notice of loss and its cost to service a policy have fallen, gave no figures, and said better underwriting insight is harder to attribute.
Productivity markers
Michael Klein reported early results in Jan 2026 showing a more than 30% cut in average handle time for Travelers' property renewal underwriting, Jeff Klenk said AI cut Bond & Specialty submission intake from hours to minutes, and Travelers says Travis Upload & Go produces a bindable workers compensation quote in half the time (Oct 2026). Mojgan Lefebvre said in Jan 2026 that the Claude assistants brought meaningful improvements in productivity. Travelers has not tied these task gains to cost or revenue.
Expense ratio
Travelers' expense ratio fell from 31.5% in 2016 to 28.5% in 2025 despite higher technology spending, an improvement Travelers reports as part of its Innovation 1.0 decade, not as an AI result. Travelers guided to about 28.5% for 2026 and in Oct 2026 moved that to a little below 29%, and about the same for 2027, because profit-driven commissions ran higher. Alan Schnitzer said in Jan 2026 that efficiency gains in claims show up in loss adjustment expense within the loss ratio, and that Travelers chooses whether gains go to earnings or reinvestment; in Oct 2026 he added pricing as an option.
Headcount
Travelers had approximately 34,000 employees at Dec 31, 2025, about 90% in the United States, including staff in the Canadian businesses it sold to Definity on Jan 2, 2026; its 2026 releases cite more than 30,000. Alan Schnitzer said in Jan 2026 that the claim call center population was down by a third and that four claim call centers would become two in 2026, declined to project headcount beyond that, and said premium per employee is rising and should keep rising. Travelers says it is retraining call center employees and moving them into more strategic roles (Feb 2026).
Governance and risk
Responsible AI Framework
Travelers' Responsible AI Framework sets the principles for how it develops and uses AI, advanced analytics and modeling: People-Centric, Fair, Responsible and Trustworthy (2025 sustainability report). Travelers says its Claude rollout operates within that framework (Jan 2026).
Model risk management
Travelers reviews its models under a Model Risk Management Framework that its lead regulator has reviewed: modeling guidelines, a risk assessment tool that sets each model's risk level, checklists of required controls for each level, and a model inventory, with peer and legal reviews across the model life cycle. Travelers requires its data scientists and decision scientists to complete a knowledge check on the framework (2025 sustainability report).
Board oversight
Travelers' board reviewed AI strategy in a 2025 strategic planning session and separately reviewed the company's AI governance, and its Nominating and Governance Committee has run director education sessions on AI and agentic AI (2025 sustainability report).
Training before access
Travelers requires employees to complete a training program before they use TravAI (Fortune, Apr 2026), made 2026 its Year of Learning AI for about 30,000 people, and gives employees regular targeted training on AI-related risks alongside phishing and secure development training (2025 sustainability report).
People in the loop
Travelers' AI Claim Assistant lets callers reach a live specialist at any point (Feb 2026), and Travelers says claim professionals remain responsible for decisions when they use its Claim Knowledge Virtual Assistant (2025).
Disclosed risks and regulation
Travelers' 2025 Form 10-K warns that AI may become more expensive, that competitors may use AI to create efficiencies Travelers does not, and that AI could create unforeseen coverage exposures and aggravate claims fraud and cybercrime. Alan Schnitzer called the regulatory environment constructive in Jan 2026 and said Travelers works with policymakers directly and through its trade association, and Greg Toczydlowski said in Apr 2026 that Travelers is watching its policy language on AI-related risks closely but has made no material changes.

Quick answers
- How does Travelers deploy AI?
- Travelers deploys AI through TravAI, an in-house agentic platform open to all of its more than 30,000 employees, alongside Anthropic's Claude for nearly 10,000 engineers and analysts, an OpenAI voice agent that takes auto damage claims by phone, and TravelersLLM, a model it trained on its own documents. More than 20,000 Travelers employees used AI tools regularly in Jan 2026, and Chief Technology & Operations Officer Mojgan Lefebvre runs the program inside a technology budget of more than $1.5 billion a year.
- What does Travelers use AI for?
- Travelers reported dozens of generative AI tools in production at scale and millions of automated transactions in Jan 2026, across claims, underwriting, agent service, risk control and engineering.
- Who leads AI at Travelers?
- AI at Travelers is led by Mojgan Lefebvre (Executive Vice President and Chief Technology & Operations Officer); Bruno Sardinha (Senior Vice President, Chief Innovation Officer); Tara Kennedy (Vice President, Generative AI Business Strategy). Ownership of AI on the org chart: Mojgan Lefebvre, EVP and Chief Technology & Operations Officer.
- What AI platform does Travelers use?
- TravAI, an agentic AI platform Travelers built in-house after ChatGPT's debut, connects several generative AI tools to internal systems and is open to all of its more than 30,000 employees once they finish a training program (Apr 2026).
- Which AI models does Travelers use?
- Travelers gives nearly 10,000 builders Anthropic's Claude and Claude Code, runs its claim voice agent on OpenAI's models, and routes insurance questions to TravelersLLM, a model it trained on millions of company documents, and broader tasks to frontier models (Aug 2026).
- How many Travelers employees use AI?
- More than 20,000 Travelers employees used AI tools on a regular basis in Jan 2026, and Travelers named 2026 its Year of Learning AI for about 30,000 people.
- How far has AI spread at Travelers?
- Travelers has reported no business return it credits to AI, for any use case or for the company: Alan Schnitzer credited the one-third fall in claim call center staff he cited on Jan 21, 2026 to investments in automation, straight-through processing and analytics together, the half-point improvement in Business Insurance's underlying loss ratio in Jul 2026 came alongside pricing, mix and loss trends, and Schnitzer said on Oct 16, 2026 that unit costs for software development, first notice of loss and policy servicing had fallen without giving figures.
