Chubb deploys AI inside a firmwide digital transformation that pairs predictive models and large language models with process redesign to automate underwriting intake, claims handling and consumer sales, and employs more than 3,500 engineers in-house. Chubb told investors in Dec 2025 that the program should cut headcount by about 20% and save about 1.5 combined ratio points within three to four years, but has reported no return it credits to AI and no count of employees using AI tools. Sean Ringsted, Chief Scientist since Sep 2026, owns AI strategy.

Key findings

  1. Chubb told investors on Dec 8, 2025 that its digital transformation, which combines AI, data, technology and process redesign, should within three to four years cut headcount by about 20%, deliver run-rate expense savings of about 1.5 combined ratio points and automate 85% of major underwriting and claims processes.

  2. Chubb has reported no return it credits to AI and no count of employees using AI tools: Evan Greenberg said on Oct 21, 2026 that Chubb's digital transformation programs and other efficiencies are visibly appearing in a falling operating expense ratio and that Chubb is on track, without giving a figure or separating AI's share, and Chubb still reported about 45,000 employees in its Oct 2026 results.

  3. Chubb named Sean Ringsted to the newly created role of Chief Scientist on Sep 17, 2026, with responsibility for AI, data and analytics strategy worldwide, after he had led Chubb's AI efforts as Chief Digital Business Officer.

  4. Chubb hired Seshadri (Sesh) Iyer, North America chair of BCG X, to run global operations, technology and digital transformation from Apr 6, 2026, succeeding Julie Dillman, with the global heads of technology, operations and transformation reporting to him.

  5. Chubb's North America Claims unit expected to process more than 3 million claim documents in 2025 at an 85%-plus no-touch rate, and Chubb's global underwriting platform handled about 45,000 submissions a month (Dec 2025).

Where Chubb sits

Stage
Experimenting

Chubb has reported no business return it credits to AI, for any use case or at the firm level: about 20% fewer staff and run-rate expense savings of about 1.5 combined ratio points are Dec 2025 targets for three to four years out, set for a program that combines AI with foundational technology, data and process redesign, and Evan Greenberg said on Oct 21, 2026 that the efficiencies are visibly appearing in a lower operating expense ratio without giving a figure or separating AI's share. Chubb's closest measures, such as North America claim documents processed at an 85%-plus no-touch rate and underwriting cycle time cut from 24 hours to 2 (Dec 2025), are operating metrics with no cost or revenue attached. Chubb has not reported a company-wide AI rollout with a user count either: it lists an employee tool called Chubb AI without saying how many of its roughly 45,000 employees use it, although Chief Scientist Sean Ringsted has owned AI, data and analytics strategy since Sep 2026. AI runs in production in underwriting intake, claims document processing and consumer sales, but Chubb stays at Experimenting until it reports one AI-credited return or a count of employees using its AI tools, either of which would move it to Piloting.

How they deploy

AI as one part of process redesign

Evan Greenberg wrote in Chubb's Mar 2026 shareholder letter that the real story for Chubb is AI, both algorithmic models and large language models, combined with foundational technology, data and process reengineering to automate and transform the company business by business. Greenberg called it iterative work that takes time and sustained focus, requiring engineers to work closely with business managers who know how each business runs, and said Chubb is converting its businesses to tech-, data- and AI-driven enterprises.

Targets set in Dec 2025

Chubb's Dec 2025 investor presentation said digital transformation will affect 70% of the organization within three years, across sales and marketing, underwriting administration, claims, finance and other functions. Chubb's vision for three to four years out is about 20% fewer staff, run-rate expense savings of about 1.5 combined ratio points, 85% of major underwriting and claims processes automated and 85% of gross written premium operating as digital or significantly digitally enabled business. Evan Greenberg said on Feb 4, 2026 that most of the targeted improvement would come from operating expenses and claims costs, with a smaller part in the loss ratio, and that Chubb was focused on 9 or 10 discrete transformation projects in North America, the United Kingdom, Europe, Asia and Latin America.

Engineers in-house

Chubb builds rather than outsources: it hired 1,500 engineers in 2024, had more than 3,500 by Dec 2025, and runs engineering hubs in India, Mexico, Greece and, since late 2025, Bogota, Colombia, where the work includes software, data analytics and AI. Chubb's Dec 2025 deck says it has invested in engineering development centers to insource key technologists and is using AI to improve developer productivity and code quality.

Agentic AI next, goals unchanged

Evan Greenberg said on Apr 22, 2026 that Chubb had not changed its digital transformation goals and was on track, and that agentic AI and enterprise software from frontier model developers should make the work faster and cheaper. Greenberg named small commercial insurance, retail and excess and surplus, as a growth area Chubb is transforming with AI and agentic tools, and said he spends much more time on AI than a year or two earlier.

Fewer staff through turnover

Evan Greenberg's Mar 2026 letter says Chubb plans to reduce its global employee population significantly, with natural annual staff turnover doing much of the work, while it needs more people in some areas and will help employees reskill. Chubb reported voluntary turnover of 10.9% in 2025, including retirements, in its 2025 Form 10-K.

Deployment model
Chubb runs AI through a central operations, technology and transformation organization with delivery business by business. Sesh Iyer, who reports to Evan Greenberg and John Keogh, oversees Gordon Mackechnie's global technology group, Michael Jones's global operations and, until Oct 2026, Jamie Trish's transformation office, while Global Data Officer Rakshit Kapoor reports to both Iyer and Chief Scientist Sean Ringsted, who owns AI, data and analytics strategy. Chubb's digital business, which runs embedded insurance partnerships through Chubb Studio, is led by Johan Oosthuizen, who reports to Overseas General Insurance president Paul McNamee. Chubb's Dec 2025 deck names the first areas for automation: North America small and lower middle market, North America middle market and wholesale intake through rating, United Kingdom and France middle market, Mexico auto, small and middle market, and Australia commercial.
Model providers
Chubb describes two model layers in its Dec 2025 investor presentation: predictive AI built on traditional machine learning, and generative AI using both open and closed large language models, plus integration through APIs and the Model Context Protocol. Evan Greenberg said on Oct 21, 2026 that Chubb employs algorithmic, large language model and agentic tools, and on Apr 22, 2026 pointed to enterprise products from frontier model developers as an emerging source of value. Chubb has not named any model provider, and the Chubb Studio optimization engine launched in Nov 2025 runs on what Chubb calls proprietary AI.
Data and infrastructure
Chubb's Dec 2025 investor presentation lists investments in data centers, wide-scale data ingestion and wide use of AI algorithms and large language models, on a stack of AI operations (MLOps, LLMOps, DataOps), cloud compute and storage, and APIs, under an enterprise platform for AI governance, security and scale. Chubb has not named its cloud providers. Evan Greenberg wrote in Mar 2025 that Chubb receives about 290 million emails a year, 90 million with data-rich attachments, and that most would soon be ingested with little or no human intervention; Chubb now uses large language models to extract and enrich incoming data. Gordon Mackechnie leads Chubb's engineers across software, infrastructure and cloud.

Use cases

Chubb has not published a count of its AI use cases; its Dec 2025 investor presentation lists AI in commercial underwriting intake, claims, consumer sales, pricing, portfolio management, software engineering and an employee tool called Chubb AI. Chubb has published no realized business return for any single use case, only process measures such as North America claims documents handled at an 85%-plus no-touch rate. Chubb has reported no firm-level return from AI either: its Dec 2025 goals of about 1.5 combined ratio points of run-rate expense savings and about 20% fewer staff are targets for three to four years out, and Evan Greenberg said in Oct 2026 that the efficiencies are visibly appearing without putting a figure on them.

Adoption

Chubb spread AI through process automation before employee tools. Evan Greenberg wrote in Mar 2025 that most of the roughly 290 million emails Chubb receives a year, 90 million with data-rich attachments, would soon be ingested with little or no human intervention, and by Dec 2025 Chubb's global underwriting platform handled about 45,000 submissions a month while North America Claims expected to process more than 3 million claim documents in 2025 at an 85%-plus no-touch rate. Chubb lists an employee tool, Chubb AI, but has not disclosed how many of its roughly 45,000 employees use it or any other AI tool, and its Dec 2025 deck called AI still experimental, with adoption expected to surge across the industry within two to three years. Chubb says its digital transformation will touch 70% of the organization in the three years from Dec 2025.

Spend and ROI

Technology budget

Chubb does not disclose a technology or AI budget. Gordon Mackechnie manages Chubb's Investment in Technology Committee, which works with each business line and region on modernizing technology across the company, and Evan Greenberg's Mar 2026 letter says Chubb is reaping gains from years of investment in technology, data and AI and is doubling down. Chubb's administrative expenses were $4.5 billion in 2025, a figure that covers far more than technology.

What AI itself costs

Chubb has not disclosed what it spends on AI models or computing. Evan Greenberg said on the Jul 22, 2026 earnings call that Chubb knows its token costs, measures them in hard dollars within its expense model, and that they are a minor fraction relative to the efficiencies, according to Reinsurance News.

Reported ROI

Chubb has not reported a realized return from AI, at firm level or for any use case. Chubb's Dec 2025 investor presentation set targets for three to four years out of about 20% fewer staff and run-rate expense savings of about 1.5 combined ratio points from a digital transformation that combines AI, foundational technology, data and analytics and process redesign, and Evan Greenberg said on Feb 4, 2026 that most of that improvement would come from operating expenses and claims costs. Greenberg said on Oct 21, 2026 that Chubb is on track for its medium and longer-term efficiencies and that digital transformation programs and other efficiencies are visibly appearing, without separating AI's share or giving a dollar figure.

Productivity markers

Chubb's P&C administrative expense ratio was 7.1% in Q3 2026 against 7.4% a year earlier, and 7.8% against 8.0% for the first nine months of 2026, while Evan Greenberg said the operating expense ratio is trending lower as digital transformation programs and other efficiencies appear (Oct 2026). Chubb's Dec 2025 deck reported process gains, including North America underwriting cycle time down from 24 hours to 2 hours and the endorsement cycle down from 22 days to 8, but Chubb has not converted them into cost or revenue figures.

Headcount

Chubb employed about 45,000 people at the end of 2025 and still gave about 45,000 in its Oct 2026 results release. Evan Greenberg's Mar 2026 letter says Chubb will need far fewer colleagues in many areas and plans to reduce its global employee population significantly, with natural staff turnover doing much of the work; Chubb's voluntary turnover was 10.9% in 2025, and it filled about 9,000 roles that year, about 6,500 of them with outside hires. Chubb's integration expenses and severance, which include severance from transformation initiatives, were $79 million in 2025 and $28 million in the first nine months of 2026, against $3 million a year earlier.

Governance and risk

Board oversight

Chubb's full Board has primary oversight of AI and related risk as part of its business, digital and technology strategy and received multiple management updates on AI in 2025, according to the 2026 proxy statement. Chubb's Risk & Finance Committee oversees how AI is used in underwriting, such as modeling, and held a training session on AI risk management in 2025, while the Audit Committee covers AI risks in legal compliance, data privacy, cybersecurity and financial controls and reviewed the use of AI in the finance function.

Model management

Evan Greenberg said on Oct 21, 2026 that Chubb governs its AI models with the same template and governance processes it has long used for actuarial models, extended with better tools, automation and humans in the loop. Chubb's Dec 2025 deck places AI governance and trust, security and scale in its enterprise AI platform.

Controls on agents and data

Evan Greenberg said on Oct 21, 2026 that Chubb controls and limits what its large language model and agentic tools can do, where and how they operate and how they are instructed, and protects its perimeter with multiple layers of detection against outside agentic AI that could reach Chubb's data or systems. Greenberg said in Apr 2026 that, as far as Chubb could tell, humans were still in control of agentic AI used in cyberattacks in all but one known case.

Regulation

Chubb's 2025 Form 10-K says evolving AI regulation may raise risks of bias, unfair discrimination and weak transparency, require operational changes and reduce the benefits of adopting AI. The 10-K notes that 19 U.S. state insurance departments had adopted the NAIC Model Bulletin on insurers' use of AI systems, with four more preparing to, and that the EU AI Act will regulate AI use in the European Union.

Cyber risk from AI

Chubb's 2025 Form 10-K says wider use of AI may intensify its cybersecurity risks, including attackers using AI to find vulnerabilities and deep fakes; Chubb's CISO and Global CTO lead cybersecurity risk management with advice from an external Cyber Advisory Board. Evan Greenberg said in Apr 2026 that Anthropic's Mythos model had lowered the threshold for finding vulnerabilities and that an arms race is on.

AI as an insured risk

Evan Greenberg said on Oct 21, 2026 that AI liability is a growing exposure not contemplated in casualty underwriting to date, and that he expects coverage clarifications, exclusions and separate AI liability coverages, priced to distinguish between insureds. Greenberg said model certification standards and best practices for governing AI and agents could emerge and help insurers underwrite the risk.

Quick answers

How does Chubb deploy AI?
Chubb deploys AI inside a firmwide digital transformation that pairs predictive models and large language models with process redesign to automate underwriting intake, claims handling and consumer sales, and employs more than 3,500 engineers in-house. Chubb told investors in Dec 2025 that the program should cut headcount by about 20% and save about 1.5 combined ratio points within three to four years, but has reported no return it credits to AI and no count of employees using AI tools. Sean Ringsted, Chief Scientist since Sep 2026, owns AI strategy.
What does Chubb use AI for?
Who leads AI at Chubb?
AI at Chubb is led by Sean Ringsted (Chief Scientist and Executive Vice President); Seshadri (Sesh) Iyer (Executive Vice President; Global Leader, Operations, Technology and Digital Transformation); Gordon Mackechnie (Vice President; Global Head of Technology). Ownership of AI on the org chart: Chief Scientist Sean Ringsted (AI strategy); EVP Sesh Iyer (operations, technology, transformation).
What AI platform does Chubb use?
Chubb builds its AI in-house on an enterprise platform for AI governance, security and scale, with MLOps and LLMOps tooling, and lists an employee tool called Chubb AI for daily productivity (Dec 2025).
Which AI models does Chubb use?
Chubb runs predictive machine learning alongside open and closed large language models and, by Oct 2026, agentic tools; Chubb has not named its model providers.
How many Chubb employees use AI?
Chubb says its digital transformation will touch 70% of the organization within three years of Dec 2025; Chubb has not disclosed how many of its roughly 45,000 employees use AI tools.
How far has AI spread at Chubb?
