Scaling- Enterprise software
- 83,334 employees (Jan 2026)
- Runs its own agents first
- 99% use internal agents (2025)
- ~$100M support cost cut
Salesforce deploys AI by running its own products on itself first, a program it calls Customer Zero: Agentforce answers customers on its help site, and employee agents in Slack handle HR, IT and manager work. About 15,000 Salesforce engineers moved to agentic coding on Anthropic's Claude Code in 2026. Salesforce said 99% of its workforce used internal agents in Sep 2025, and credits Agentforce with taking about $100 million out of support costs as support staff fell from about 9,000 to about 5,000.
salesforce.comTheir approach to AI
- The platform
- Salesforce runs its own products on itself before customers get them, under a program it calls Customer Zero: Agentforce on help.salesforce.com since Oct 2024, Employee, Manager and TechForce agents in Slack, and Slackbot since Jan 2026.
- The models
- Salesforce's Agentforce offers OpenAI, Anthropic and Google models plus Salesforce's own, including Koa (Sep 2026); its engineers standardized on Anthropic's Claude Code in 2026 and also use OpenAI's Codex, and Marc Benioff expects about $300 million of Anthropic tokens in 2026.
- The reach
- Salesforce said 99% of its workforce used internal agents and 86% used agents in Slack in Sep 2025; every manager used Manager Agent by May 2026, and Employee Agent passed 80% organic adoption by Aug 2026.
- The catch
- Salesforce has published no firm-level figure for what its internal AI saves or earns; its one dollar return covers support (about $100 million, Oct 2025), its results are company-reported and unaudited, and Salesforce sells the agents it measures.

Key findings
Salesforce said 99% of its global workforce used internal agents and 86% used agents in Slack as of Sep 2025, and its Employee Agent, which answers HR questions in Slack, handled more than 300,000 conversations in its first year with organic adoption past 80% (Aug 2026).
Salesforce's Help Agent, Agentforce on help.salesforce.com since Oct 2024, passed 5 million customer conversations with 64% resolved without a person by Aug 2026, and Marc Benioff said in Sep 2025 that support staff had fallen from about 9,000 to about 5,000, with Salesforce no longer backfilling support engineer roles.
Joe Inzerillo said in Oct 2025 that Agentforce had taken about $100 million of cost out of Salesforce's support function with customer satisfaction as good or better, the only internal dollar return Salesforce has published.
Salesforce standardized its roughly 15,000 engineers on Anthropic's Claude Code in 2026 and removed token limits; Robin Washington said in May 2026 that AI coding tools doubled the features and code shipped year over year, Marc Benioff said engineering headcount had stayed mostly flat for two years because of AI, and Benioff expects to spend about $300 million on Anthropic tokens in 2026, mostly for coding.
Srini Tallapragada, who led Salesforce engineering's move to agentic coding, stepped down on Aug 6, 2026; Rohan Kumar, who joined from Microsoft in Jun 2026, now runs engineering and the platform, and Miguel Milano became Chief Operating Officer.
Where Salesforce sits
- Stage
- Scaling
Salesforce sits at Scaling. Salesforce credits AI with business returns in two functions: Joe Inzerillo said Agentforce took about $100 million of cost out of support (Oct 2025), and in May 2026 Robin Washington said AI coding tools doubled the features and code shipped year over year while Marc Benioff said engineering headcount had stayed flat at about 15,000 because of AI. Salesforce also reports a company-wide rollout: 99% of its global workforce used internal agents in Sep 2025, under the Customer Zero program led by Joe Inzerillo, President, Enterprise and AI Technology. Salesforce is not Embedded because it has published no firm-level figure for what its internal AI saves or earns, saying only that Customer Zero productivity is among its margin levers (Sep 2026), and because the 99% figure counts reach, not weekly use.
How the stages are defined - Ownership
- President Joe Inzerillo (Enterprise and AI Technology), on the executive team; Rohan Kumar runs engineering
- Platform
- Hybrid: Own Agentforce, Slack and Data 360; coding agents and frontier models bought
- Models
- Anthropic, OpenAI and Google models plus Salesforce's own, chosen by task
- Hosting
- Hyperforce on AWS and Google Cloud plus Salesforce-run infrastructure in third-party data centers; Claude via Amazon Bedrock in Salesforce's VPC; Koa on Salesforce's own infrastructure; coding agents vendor-hosted
- Reach
- 99% of employees use internal agents (Sep 2025)
How they deploy
Customer Zero: run Salesforce on Salesforce
Salesforce deploys AI internally by running its own products on itself before customers get them, a program it calls Customer Zero. Andy White, who leads Salesforce on Salesforce Technology, said in Jul 2026 that running the company on its own products makes the products better, and that his team measures internal tools against business outcomes and feeds the findings back to product teams. Salesforce says about 75,000 employees act as the test population, release rings start with a few hundred employees, and an agent reaches everyone only after it hits 70% accuracy against the human baseline it replaces.
Fewer agents, built better
Salesforce's internal agent count climbed into the hundreds after Agentforce made agents quick to build, and adoption and quality suffered, a problem Liz Aloisi, who manages the cross-functional agent portfolio, called agent sprawl (Jul 2026). Salesforce responded by building fewer agents and scaling them deliberately. Joe Inzerillo said in Oct 2025 that many separate employee agents had fragmented the experience, so Salesforce built them into Slack and the flow of work, and Salesforce plans to fold Employee Agent into Slackbot (Aug 2026).
Shift hiring from support and engineering to sales
Salesforce uses AI to shrink or hold headcount in support and engineering while it hires in sales. Marc Benioff said in Sep 2025 that support staff fell from about 9,000 to about 5,000 as agents took on about half of customer interactions, and a Salesforce spokesperson said hundreds of employees were redeployed into professional services, sales and customer success. Benioff said in May 2026 that Salesforce is not hiring more engineers or general and administrative staff and is growing mainly in sales, where Miguel Milano said in Aug 2026 that Salesforce had about 15,000 account executives and planned to hire 1,200 more by year end.
Agentic coding with a choice of models
Salesforce moved its engineers from AI assistants to agents that write code, review pull requests and manage deployments. Srini Tallapragada wrote in May 2026 that Salesforce made Anthropic's Claude Code its primary agent, rolled it out to all engineers and removed token limits. Muralidhar Krishnaprasad wrote in Sep 2026 that managing token spend then became an engineering skill, that routine work defaults to cheaper models, and that Salesforce avoids infrastructure that assumes one model provider. Marc Benioff said in May 2026 that not every employee token needs a frontier model and called for a layer that routes work to smaller models.
Salesforce data inside Claude
Salesforce also runs parts of its own business through Claude. Miguel Milano said in Aug 2026 that Salesforce built its own agents on Anthropic's Claude that act as deputy chief revenue officers, reviewing pipeline and flagging risk in each business, and that Claudeforce, which brings Salesforce data into Claude, is rolling out to the whole company after Marc Benioff released it to many executives that quarter.
- Deployment model
- Salesforce deploys AI to itself through Customer Zero, run by the Digital Enterprise Technology (DET) organization in the portfolio of Joe Inzerillo, President, Enterprise and AI Technology, which also includes Slack and Experience. Andy White's Salesforce on Salesforce Technology team inside DET embeds new tools in real workflows, supervises them with Agentforce Observability and expands them ring by ring, and Liz Aloisi manages the cross-functional agent portfolio (Jul 2026). Salesforce engineering runs its own agentic coding program, led by Srini Tallapragada until Aug 2026 and now by Rohan Kumar, and tracks it on Engineering 360, an internal platform that pulls data from hundreds of systems. Business functions own their agents: Employee Success runs Employee Agent and Manager Agent, and the TechForce IT team runs the IT support agent.
- Model providers
- Salesforce uses several model providers inside its own products. Agentforce offers OpenAI's frontier models as a preferred default for its reasoning engine (Oct 2025), Anthropic's Claude through Amazon Bedrock inside Salesforce's trust boundary (Oct 2025) and Google's Gemini (Sep 2026), and Marc Benioff said in Aug 2026 that Salesforce's platform also runs on its own custom models; Salesforce has not said which models power its internal agents. Slackbot, which Salesforce employees used first, is built on Anthropic's Claude, and Parker Harris said in Jan 2026 that Salesforce is also testing alternatives. Salesforce engineers used Cursor and the internal CodeGenie as default coding agents in 2025, alongside GitHub Copilot and Gemini, then made Anthropic's Claude Code their primary agent in 2026; Benioff said in May 2026 that Salesforce also uses OpenAI's Codex and Anthropic's Cowork. Koa, a CRM reasoning model Salesforce post-trained from NVIDIA's Nemotron 3 Super on synthetic data, is used internally for employee engagement, Rohan Kumar said in Sep 2026.
- Data and infrastructure
- Salesforce's platform runs on Hyperforce, which Salesforce delivers through cloud infrastructure partners and through infrastructure it designs and operates inside third-party data centers (FY2026 Form 10-K). AWS is the main named cloud partner: Salesforce said in Nov 2023 that it would expand its use of AWS compute, storage, data and AI through Hyperforce, and Anthropic's Claude runs on Amazon Bedrock inside Salesforce's virtual private cloud. Hyperforce on Google Cloud was carrying live customer traffic in Sep 2026, with general availability in North America set for Nov 2026. Slack hosts the closed-source models behind Slack AI in an escrow VPC on AWS so the model providers cannot reach customer data, and Salesforce runs Koa on its own dedicated infrastructure, according to ITPro (Sep 2026). Salesforce unifies its own data in Data Cloud, now Data 360, from more than 650 internal data streams (Sep 2025).
Platforms and internal tools
Help Agent (Agentforce on Salesforce Help)Oct 2024
The Help Agent is Salesforce's own Agentforce deployment on help.salesforce.com, which Salesforce says gets more than 60 million visits a year (Oct 2026), and on the 1-800-NO-SOFTWARE support line through Agentforce Voice; it answers in seven languages and hands conversations it cannot resolve to support engineers. Marc Benioff said in May 2026 that the agent handled about twice as many inquiries as human agents. Salesforce's Jul 2026 article put its resolution rate at nearly 70%, with a target of 80% by year end, while Robin Washington said in Aug 2026 that 64% of conversations were resolved autonomously.

Economics & controls
Spend and ROI
Technology spending
Salesforce does not disclose a technology or AI budget. Salesforce spent $5.99 billion on research and development in fiscal 2026, which ended Jan 31, 2026, about 15% of its $41.5 billion revenue, and expects research and development to stay consistent as a share of revenue as it invests in AI and agents (FY2026 Form 10-K). Salesforce recorded $586 million of restructuring costs in fiscal 2026, mainly for employee transitions, severance and select data center exits.
What AI itself costs
Marc Benioff said in May 2026 that Salesforce will probably spend about $300 million on Anthropic tokens in 2026, mostly for coding, that Salesforce also spends a lot with OpenAI, and that Salesforce absorbs its internal token use into its margins. Salesforce removed token limits for engineers in 2026, and Muralidhar Krishnaprasad said in Sep 2026 that automatic context compaction cut all-engineering token spend over three weeks and that optimized prompting cut tokens by 70% or more in some cases. Salesforce has not published its total internal AI spend.
Reported ROI
Salesforce's published internal dollar return is in support: Joe Inzerillo said in Oct 2025 that Agentforce took about $100 million of cost out of the support function with customer satisfaction as good or better, and Marc Benioff said in Sep 2025 that support costs had fallen 17% since around the start of 2025. Robin Washington said in May 2026 that AI coding tools doubled the features and code Salesforce shipped year over year, and Salesforce's Sep 2026 Investor Day listed productivity from Customer Zero among its levers for margin expansion. Salesforce's FY2026 Form 10-K says sales and marketing and general and administrative costs may fall as a share of revenue as it uses AI and agents, but Salesforce has published no firm-level dollar figure for its internal AI.
Productivity markers
Salesforce reports most internal gains as time or output. Work items completed per developer rose 90.5% and pull requests merged per developer 88.1% year over year in Jul 2026, by Salesforce's internal measures, while total incidents fell 5% (May 2026). Robin Washington put Slackbot's annualized time savings at 8.1 million hours in Aug 2026, Manager Agent gave managers back 57,000 hours in its first year (May 2026), and Agentforce in Slack gave teams 500,000 hours back in 2025 (Sep 2025). Salesforce has not converted these hours into cost or headcount figures.
Headcount
Salesforce had 83,334 employees at Jan 31, 2026, up from 76,453 a year earlier, a year in which its acquisition of Informatica closed. Marc Benioff said in May 2026 that engineering had stayed mostly flat at about 15,000 for two years because AI made engineers more efficient, that Salesforce was not hiring more engineers or general and administrative staff, and that headcount growth came mostly in sales. Business Insider reported cuts of fewer than 1,000 roles in Feb 2026 in marketing, project management, data analytics and Agentforce teams, and Benioff said in Apr 2026 that Salesforce is hiring 1,000 new graduates and interns to build its AI products.
Governance and risk
Data handling for internal agents
Salesforce's Employee Agent keeps employee data under zero data retention with toxicity detection and audit logging, and shows each employee only what their own permissions allow (Aug 2026). Marc Benioff said in Aug 2026 that Salesforce began engineering zero data retention in 2023 and audits it, and Anthropic's Claude runs on Amazon Bedrock inside Salesforce's virtual private cloud. Slack hosts its models so the model providers cannot reach customer data, and Slack does not train large language models on customer data.
Release rings and accuracy gates
Salesforce's Customer Zero teams deploy internal agents in release rings that start with a few hundred employees, inspect every interaction with Agentforce Observability, and expand an agent to the full employee population only after it reaches 70% accuracy against the human baseline (Jul 2026). Salesforce keeps sensitive HR matters such as bereavement support and hiring decisions with people, not agents (Aug 2026).
Office of Ethical and Humane Use
Salesforce's Office of Ethical and Humane Use, announced by Marc Benioff in 2018 and led by Paula Goldman, uses a risk assessment framework, consequence scanning training and an advisory council to review Salesforce's AI products before they ship.
Coding agents and security
Srini Tallapragada wrote in May 2026 that Salesforce built security guardrails and quality standards into its agentic coding workflow, and Engineering 360 recorded a 5% fall in incidents as pull requests rose. Tallapragada also listed security among the problems still unsolved, because agents acting on systems raise the cost of misconfigurations, along with context management in long sessions and how junior engineers will learn.
Disclosed risks
Salesforce's FY2026 Form 10-K says that adopting AI in its products, services and internal systems may introduce new security, data governance and operational risks, that AI may produce inaccurate, biased or unsafe output, and that attackers are using generative and agentic AI to scale cyberattacks. Salesforce's board oversees cybersecurity through a dedicated Cybersecurity and Privacy Committee, which hears from the Chief Infrastructure and Trust Officer and the Chief Information Security Officer.

Quick answers
- How does Salesforce deploy AI?
- Salesforce deploys AI by running its own products on itself first, a program it calls Customer Zero: Agentforce answers customers on its help site, and employee agents in Slack handle HR, IT and manager work.
- What does Salesforce use AI for?
- Salesforce has not published a count of its internal AI use cases; its internal agents climbed into the hundreds after Agentforce arrived, and Salesforce has since cut back to fewer, better-built agents (Jul 2026). Salesforce has published business returns for two internal uses: the Help Agent in customer support, which Joe Inzerillo said took about $100 million out of support costs (Oct 2025), and agentic coding, which Robin Washington said doubled the features and code shipped year over year (May 2026). Salesforce lists Customer Zero productivity among its margin levers but has published no firm-level dollar figure for its internal AI.
- Who leads AI at Salesforce?
- AI at Salesforce is led by Joe Inzerillo (President, Enterprise and AI Technology); Rohan Kumar (President and Chief Platform and Engineering Officer); Srini Tallapragada (Special Advisor to the CEO; former President and Chief Engineering and Customer Success Officer). Ownership of AI on the org chart: President Joe Inzerillo (Enterprise and AI Technology), on the executive team; Rohan Kumar runs engineering.
- What AI platform does Salesforce use?
- Salesforce runs its own products on itself before customers get them, under a program it calls Customer Zero: Agentforce on help.salesforce.com since Oct 2024, Employee, Manager and TechForce agents in Slack, and Slackbot since Jan 2026.
- Which AI models does Salesforce use?
- Salesforce's Agentforce offers OpenAI, Anthropic and Google models plus Salesforce's own, including Koa (Sep 2026); its engineers standardized on Anthropic's Claude Code in 2026 and also use OpenAI's Codex, and Marc Benioff expects about $300 million of Anthropic tokens in 2026.
- How many Salesforce employees use AI?
- Salesforce said 99% of its workforce used internal agents and 86% used agents in Slack in Sep 2025; every manager used Manager Agent by May 2026, and Employee Agent passed 80% organic adoption by Aug 2026.
- How far has AI spread at Salesforce?
- Salesforce sits at Scaling.
Open questions
- How much does Salesforce spend on AI for its own operations, beyond Marc Benioff's projection of about $300 million of Anthropic tokens in 2026, and what does it pay OpenAI?
- Which models power Salesforce's internal agents, such as the Help Agent, Employee Agent and TechForce Agent, where do the OpenAI models it uses run, and how much internal work now runs on its own Koa model?
- What firm-level financial effect does Salesforce credit to its internal AI, given that it lists Customer Zero productivity among its margin levers (Sep 2026) and says Customer Zero efficiency partly funds its fiscal 2027 investments (Feb 2026) without giving a figure?
- How often do Salesforce employees use AI, given that the 99% figure from Sep 2025 counts reach and Salesforce has published no weekly or daily usage rate?
- Does the roughly $100 million cut in support costs (Oct 2025) net out the cost of running Agentforce, and has Salesforce updated the figure since?
- What business return do the SDR agent, Piper, Manager Agent, the TechForce Agent and Slackbot deliver beyond hours saved and pipeline, and how much of the $1.7 million of pipeline from dormant leads closed as revenue?
- Why do Salesforce's Help Agent resolution figures differ, nearly 70% in its Jul 2026 article against 64% on the Aug 2026 earnings call?
- How many of the roughly 4,000 support roles Salesforce stopped filling were redeployed rather than cut, and has support headcount changed since Sep 2025?
- How do Joe Inzerillo's Enterprise and AI Technology group and Rohan Kumar's engineering organization divide ownership of internal AI after the Aug 2026 changes, and where do Muralidhar Krishnaprasad and Salesforce AI Research report?
- How is Salesforce's Effective Output score measured, and has anyone outside Salesforce reviewed the per-developer output gains it reports?
- Will engineering headcount stay flat at about 15,000 as Salesforce hires 1,000 new graduates and interns to build its AI products?
