Key findings
Moderna launched mChat, its own chatbot on OpenAI's API, in May 2023, then began moving about 3,000 employees onto OpenAI's ChatGPT Enterprise in Apr 2024 after testing it against mChat and Copilot; Stéphane Bancel said in Aug 2025 that 100% of Moderna's knowledge workers were daily ChatGPT users, and employees had written more than 4,000 custom GPTs by Jan 2026.
Moderna merged its HR and digital technology functions in Nov 2024 under Tracey Franklin, now Chief People and Digital Technology Officer; CIO Brad Miller left in Feb 2025 as about 50 digital roles were cut, and Franklin told the Wall Street Journal in May 2025 that AI had taken over work done by junior HR analysts.
Moderna cut GAAP operating expenses by about $2.2 billion in 2025, to $5.0 billion, and its 2026 proxy credits Board-approved investments in AI and digital tools in part, without saying how much of the saving came from AI.
Moderna's research organization unveiled Lucy, the core of a Scientific Intelligence Engine that links AI, automated labs and 15 years of experimental and clinical data, at its Jun 25, 2026 Science Day, and Moderna uses machine-learning algorithms to design each patient's intismeran therapy.
Tracey Franklin said in Aug 2026 that Moderna is moving AI agents into day-to-day workflows, with adoption strongest in supply chain, digital and IT, HR and parts of R&D and operations, after Jerh Collins, Moderna's Chief Technical Operations and Quality Officer, said in Nov 2025 that agentic systems were already running in its plants.
Where Moderna sits
- Stage
- Piloting
Moderna has reported no business return it credits to AI, for any use case or for the company as a whole: its Mar 2026 proxy says Board-approved investments in AI and digital solutions supported in part a roughly $2.2 billion cut in 2025 operating expenses, a broader cost program, without saying how much came from AI. Moderna reaches Piloting on its officially reported rollout: Stéphane Bancel said on the Aug 1, 2025 earnings call that 100% of Moderna's knowledge workers were active daily ChatGPT users, and Chief People and Digital Technology Officer Tracey Franklin, an Executive Committee member, leads the digital organization that spreads AI across Moderna. Moderna falls short of Scaling because no function has a return credited to AI and Moderna has no firm-level AI figure; Moderna has also not said how many of its roughly 4,700 employees count as knowledge workers.

How they deploy
Generative AI for every employee, on OpenAI
Moderna has worked with OpenAI since early 2023, first through mChat, its own chatbot built on OpenAI's API, and from Apr 2024 through ChatGPT Enterprise, which it chose after testing it against mChat and Copilot. Moderna set a goal of 100% adoption and proficiency among employees with access to digital tools within six months, and Stéphane Bancel told the Wall Street Journal in Apr 2024 that he wants each employee to use ChatGPT at least 20 times a day.
A few thousand people instead of 100,000
Stéphane Bancel said in Apr 2024 that the traditional biopharmaceutical model might need 100,000 people to deliver Moderna's plans and that Moderna aims to do it with a few thousand, using technology and AI to scale. Moderna's 2025 Form 10-K says Moderna plans to use its production network, AI and digital tools to cut costs further in 2026 and 2027.
Plan the work, not the workforce
Moderna merged HR and digital technology into one function in Nov 2024 to plan the work itself: Tracey Franklin starts from what a team needs to accomplish, then decides what technology should do and what people it needs alongside. Franklin calls this work planning instead of separate workforce and technology planning, and said in a Jun 2025 interview with an HR trade publication that the merger was still a work in progress.
Agents as part of the operating model
Tracey Franklin said in Aug 2026 that Moderna treats agentic AI as an operating model change, with routine, repeatable decisions increasingly delegated to AI and judgment-based decisions kept with people. Jerh Collins, Moderna's Chief Technical Operations and Quality Officer, told investors in Nov 2025 that agentic systems were already running in Moderna's manufacturing facilities.
AI inside the science
Stéphane Bancel said at Moderna's Jun 2026 Science Day that Moderna's AI strategy in science has two parts: an mRNA technology track, which David Huss described, and a biology track that uses models from outside the company. Huss, Moderna's CTO of Research, presented Lucy, which connects Moderna's AI, lab automation, experiments and data into one learning loop, and Bancel told STAT in Oct 2026 that AI and robotics are building a flywheel for lipid research.
- Deployment model
- Moderna runs AI from a central digital organization inside People and Digital Technology, which Tracey Franklin has led since Nov 2024 and which partners with every function to spread AI use, according to the 2025 Form 10-K. Moderna lets employees build their own tools: staff can create GPTs in ChatGPT Enterprise, learn through the AI Academy, and get help from a cohort of 100 Generative AI Champions chosen through a prompt contest (OpenAI case study, Apr 2024). Moderna's research teams build their own AI: the platform science organization under CTO of Research David Huss runs Lucy and the automated labs, and manufacturing runs AI and agentic systems in its plants, now under Chief Operating Officer Juan Andres.
- Model providers
- Moderna's employee AI runs on OpenAI. mChat, launched in May 2023, was Moderna's own instance of ChatGPT built on OpenAI's API, and ChatGPT Enterprise, built on GPT-4 when Moderna rolled it out in Apr 2024, became the company standard after Moderna's AI products team tested it against mChat and Copilot. Moderna's Jan 2026 shareholder letter says the OpenAI collaboration now supports how Moderna writes protocols and regulatory documents. In research, Moderna uses its own machine-learning algorithms to design and optimize mRNA, and David Huss said in Jun 2026 that Moderna pulls in public data through OpenAI and other large language models; Moderna has not named any other model provider.
- Data and infrastructure
- Moderna describes itself as cloud-native and selected Amazon Web Services in Aug 2020 as its preferred cloud provider and its standard for analytics and machine-learning workloads; Moderna's Drug Design Studio runs on AWS, and AWS says Moderna's manufacturing uses AWS cloud infrastructure and real-time analytics. The software that designs each patient's intismeran therapy is hosted in the cloud, according to the 2025 Form 10-K. ChatGPT Enterprise is a service hosted by OpenAI, outside Moderna's AWS environment. Moderna's Scientific Intelligence Engine pulls data from the mRNA platform, Moderna's internal experiments and clinical trials, and public datasets into connected data sets (Jun 2026).

Economics & controls
Spend and ROI
Technology budget
Moderna does not disclose a technology, digital or AI budget, and its 2025 Form 10-K lists investments in digital capabilities and AI among its future cash needs. Moderna's SG&A rose $417 million in 2023, partly on spending in digital (Fierce Pharma), and its Q3 2025 SG&A fell 5% on lower consulting, digital and facility costs. Moderna guided in Jul 2026 to about $2.9 billion of R&D and about $1.0 billion of SG&A for 2026.
What AI itself costs
Moderna has not disclosed what it pays OpenAI or spends on AI, and the Wall Street Journal reported that terms of the Apr 2024 ChatGPT Enterprise deal were not disclosed.
Reported ROI
Moderna has reported no business return it credits to AI, for any use case or for the company as a whole. Moderna reported a cut of about $2.2 billion in annual operating expenses in 2025, to $5.0 billion, and its Mar 2026 proxy statement says the savings were supported in part by Board-approved investments in AI and digital tools across manufacturing, HR, legal and finance. Stéphane Bancel reported a $2.1 billion cost improvement over four quarters in Nov 2025 and said Moderna was driving productivity with more digital tools, including a large number of GPTs, alongside R&D prioritization and supplier pricing, and Jamey Mock said 2024 SG&A fell 24% to $1.2 billion, helped by digital technology and AI (Feb 2025). Moderna has never said how much of any saving came from AI.
Productivity markers
Moderna expects gross margin to improve by more than 10 percentage points over three years, half from volume and half from productivity (Jamey Mock, Nov 2025), and Jerh Collins said AI and robotics would push the gains further. Stéphane Bancel said in Feb 2026 that AI tools now reach every part of Moderna's business and that he expects further productivity gains in 2026, and Tracey Franklin said in Aug 2026 that AI agents are shortening cycle times and improving decision quality; neither gave figures.
Headcount
Moderna's full-time workforce fell from about 5,800 at the end of 2024 to about 4,700 at the end of 2025, after a cut of about 10% announced in Jul 2025 that Stéphane Bancel tied to aligning costs with the business, without mentioning AI. Tracey Franklin said in May 2025 that she had redesigned teams around work that can be automated and that AI had taken over junior HR analyst work. Moderna's Jan 2026 shareholder letter says its technology is meant to support, not replace, its people's judgment.
Governance and risk
Responsible AI controls
Moderna's 2025 Form 10-K says Moderna strengthened governance, security and responsible AI controls in 2025 as it scaled generative AI, with emphasis on human oversight, data integrity and its scientific, regulatory and ethical standards. Moderna's Jan 2026 shareholder letter says it applied governance, transparency and responsible-use principles across its AI work.
Human review in clinical work
Moderna keeps people in charge of clinical decisions that use AI: Dose ID supports a review led by the clinical study team and augmented with AI, applying standard dose-selection criteria before late-stage trials (2025 Form 10-K).
Board oversight
Moderna's Compensation and Talent Committee oversees human capital strategy, including AI-enabled tools to raise workforce productivity, and the Audit Committee oversees information security and technology risk (2026 proxy statement). The Chief Technology and Information Security Officer reports to Tracey Franklin and briefs the Audit Committee, and the 2026 proxy credits five of Moderna's nine directors with digital, cyber or AI experience.
Agents and decision rights
Tracey Franklin said in Aug 2026 that Moderna delegates routine, repeatable decisions to AI agents where speed and consistency matter and keeps complex, judgment-based decisions with people, and that data organization, consistency and governance are the main obstacles to scaling agents.
Disclosed risks and regulation
Moderna's 2025 Form 10-K lists risks from generative AI, including the EU AI Act, a patchwork of U.S. state laws, FDA guidance on AI in drug development, vendors adding AI without disclosure, false or biased output, intellectual property, and new attack surfaces in internal and third-party systems.

At company level, Moderna credits investments in AI and digital tools in part for cutting its annual operating expenses by about $2.2 billion in 2025, without saying how much of that came from AI.

- Moderna has reported no business return it credits to AI, for any use case or for the company as a whole: its Mar 2026 proxy says Board-approved investments in AI and digital solutions supported in part a roughly $2.2 billion cut in 2025 operating expenses, a broader cost program, without saying how much came from AI.
