Key findings
Delta Air Lines took Delta Concierge, a generative AI assistant in the Fly Delta app, from a CES unveiling in Jan 2025 to a beta on Oct 29, 2025 and to 100% of SkyMiles members on Aug 10, 2026, and Ed Bastian called it Delta's agentic solution for its best customers on Oct 9, 2026.
Delta Air Lines priced about 3% of its domestic fares with Fetcherr's AI recommendations in Jul 2025, aimed for about 20% by the end of 2025 and has published no figure since, and has denied that it sets individual fares from personal data in a Jul 2025 letter to senators and in statements after a House letter (Nov 2025) and an FTC study order (Oct 28, 2026).
Delta Air Lines put enterprise technology and digital product under one executive for the first time when Amala Duggirala, previously USAA's CIO, joined as Chief Digital & Technology Officer on Jan 12, 2026, reporting to Ed Bastian, as CIO Rahul Samant retired on Mar 1, 2026.
Delta Air Lines' 2025 Form 10-K says Delta is beginning to adopt AI models to route bags with short connections and make gating decisions and uses AI to time maintenance tasks, and Delta says its in-house Baggage AI, which it calls patented, improved bag transfers in Atlanta by nearly 30% (Dec 2025).
Delta Air Lines has published no dollar return from AI: Ed Bastian said in Jul 2026 that a meaningful imprint may take another year or two, sketched in Aug 2026 a path from a 10% to a 15% margin through smarter decisions, and said in Apr 2026 that Delta has no intention of using AI to reduce headcount.
Where Delta sits
- Stage
- Piloting
Delta Air Lines sits at Piloting: sanctioned AI tools are live for selected groups, among them ramp agents in Atlanta, reservations specialists, TechOps planners and revenue management analysts, and a handful of use cases run in production, from bag routing and gate decisions to Delta Concierge for customers. Delta Air Lines falls short of Scaling because it has disclosed no company-wide AI platform for its roughly 103,000 employees, no count of production use cases and no reported AI results; its Feb 2026 annual report says Delta is beginning to adopt AI models in the operation, and Ed Bastian said in Jul 2026 that a meaningful financial imprint may take another year or two.

How they deploy
Augmented intelligence, not job cuts
Ed Bastian avoids the word artificial and calls the technology augmented intelligence, which he told Fortune in Apr 2026 better describes tools that help Delta Air Lines employees do their jobs. Bastian said Delta has no intention of using AI to reduce headcount and plans to move people whose tasks are automated, such as at gate phones and reservation desks, into direct customer service. Bastian said on a podcast in Aug 2026 that humans must stay involved and that trust and governance matter.
Three tests for every AI project
Delta Air Lines requires every AI project to serve one of three priorities, operational reliability, a connected customer experience or revenue growth, according to Constellation Research's account of Delta's Nov 2024 investor day. Delta's 2025 Form 10-K adds that Delta expects AI to play a greater role over time in managing and minimizing operational disruptions.
Cloud first, then AI
Delta Air Lines named AWS its preferred cloud provider in Jul 2022, spent about $500 million over three to four years on the move according to Constellation Research, and said in its Feb 2026 annual report that it has largely completed the transition to cloud-based technologies. Ed Bastian credited CIO Rahul Samant in Jan 2026 with moving Delta's systems and data to the cloud, building a new data center and launching Delta's AI program, including the Delta Concierge beta and AI optimization in the operation.
Build operational tools, buy specialist AI
Delta Air Lines built Baggage AI in-house and calls it patented, while it tests AI pricing recommendations from Fetcherr and gets predictive maintenance analytics through Airbus's Skywise platform. Delta TechOps and Airbus started the Digital Alliance for predictive maintenance in 2019, according to Airbus, and GE, Liebherr and Collins Aerospace have since joined it.
Guarding the customer from outside agents
Ed Bastian said on Oct 9, 2026 that Delta Air Lines will be cautious about which AI shopping agents get access to its inventory, likened third-party agents to the return of online travel agencies trying to commoditize airlines, and described Delta Concierge as Delta's own agentic solution, while leaving room for known agents that serve corporate customers.
Technology and digital under one leader
Delta Air Lines created the Chief Digital & Technology Officer role in Jan 2026 to put enterprise technology and digital product under one executive for the first time, hired USAA CIO Amala Duggirala for it, and moved Chief Digital Officer Eric Phillips under her. Delta said Duggirala would equip its teams with agentic and data-informed solutions, and Duggirala wrote in a Jan 2026 essay that culture, not technology, is the hard part of adopting generative AI.
- Deployment model
- Delta Air Lines runs AI through its business units on a shared technology base. The Digital & Technology organization under Amala Duggirala builds the platforms and customer tools, including the Fly Delta app and Delta Concierge through Chief Digital Officer Eric Phillips, and Ramnik Bajaj's Enterprise Data and AI Office provides data and platforms for analytics, machine learning and generative AI. Operational AI sits in units under COO Dan Janki, such as Airport Customer Service (Baggage AI), Technical Operations (predictive maintenance), the Operations & Customer Center and Reservation Sales and Customer Care, while revenue management analysts under Chief Commercial Officer Joe Esposito use the Fetcherr pricing recommendations. A cross-functional AI Governance Committee oversees AI design, development and deployment, and the board's Audit Committee oversees Delta's AI strategy.
- Model providers
- Delta Air Lines has not disclosed which large language models run Delta Concierge, which Delta describes as using generative AI and Delta's internal data. Delta said at AWS re:Invent in 2023 that it used Amazon Bedrock to try different models for answering customers, according to Constellation Research. For pricing, Delta is evaluating AI pricing recommendation functionality developed by Fetcherr, an Israeli company that uses generative AI to build optimized offers, and Delta says it shares no personal information with Fetcherr. Delta TechOps uses predictive analytics on Airbus's Skywise platform built with its Digital Alliance partners, and Baggage AI is a routing and dispatch optimizer that Delta built in-house.
- Data and infrastructure
- Delta Air Lines chose AWS as its preferred cloud provider in Jul 2022, including Amazon Connect for the contact centers behind reservations and customer care, and said in its 2025 Form 10-K that it has largely completed a transition to cloud-based technologies. Delta still runs systems in its own data centers as well as at third-party locations, and built a new data center under former CIO Rahul Samant. Delta says its pricing AI works on aggregated purchasing data, never personal data, and that customers can shop fares without signing in. The CrowdStrike outage of Jul 2024, which took down Windows-based systems, cost Delta about $380 million in revenue and about $170 million in added expenses, according to the 10-K.

Adoption
Delta Air Lines spread AI first through operations analytics, with Delta TechOps running a predictive maintenance program since 2015, and its 2025 Form 10-K describes AI models for bag connections and gating as early adoption. Customer-facing generative AI followed: Delta Concierge went from a randomly selected beta group in Oct 2025 to more than half of Fly Delta app users in Jul 2026 and 100% of SkyMiles members on Aug 10, 2026, and in Oct 2026 Delta retired text-message support in its favor. Delta Air Lines has not disclosed how many of its roughly 103,000 employees use generative AI tools; the employee tools it has named serve specific groups, such as reservations specialists, TechOps planners, ramp agents in Atlanta and revenue management analysts, and Ed Bastian told Fortune in Apr 2026 that Delta is running projects and pilots to learn what the technology can do.

Economics & controls
Spend and ROI
Technology spending
Delta Air Lines does not publish a technology budget or an AI budget. Constellation Research reported from Delta's Nov 2024 investor day that Delta had spent about $500 million over three to four years moving to AWS, and Ed Bastian said on Oct 9, 2026 that the move to the cloud has been a very significant source of savings in software development and technology.
What AI itself costs
Delta Air Lines has not disclosed what it spends on AI models, vendors or staff. Delta's 2025 Form 10-K warns that AI-based tools may not perform as intended or deliver expected benefits, and that falling behind competitors in deploying AI-enabled capabilities could hurt its ability to compete.
Reported ROI
Delta Air Lines has not reported a dollar return from AI, for the company or for any tool. Ed Bastian said on Jul 10, 2026 that Delta sees early signs and that a meaningful imprint may take another year or two but will not be small. Bastian said on a podcast in Aug 2026 that taking two to four points of cost out through better decisions over several years could move Delta from a 10% to a 15% margin, a 50% improvement in profitability, which he framed as a possibility, not a target.
Productivity markers
Delta Air Lines reported a nearly 30% improvement in bag transfers from Baggage AI in Atlanta (Dec 2025), and Dan Janki said in Jul 2026 that record baggage performance in Atlanta was supported by baggage system and process upgrades and Baggage AI. Janki said fleet reliability measures such as aircraft out of service and maintenance delays improved with help from predictive maintenance and fleet investments, without figures, and that simpler rebooking, self-service and Delta Concierge lifted Net Promoter Score by more than 25 points during irregular operations. Glen Hauenstein called the AI pricing results encouraging in Jul 2025 but gave no revenue figure.
Headcount
Delta Air Lines had about 103,000 full-time equivalent employees at the end of both 2024 and 2025. Ed Bastian said in Apr 2026 that Delta has no intention of using AI to reduce headcount and plans to move people whose tasks are automated, such as at gate phones and reservation desks, into direct customer service roles.
Governance and risk
Board and management oversight
Delta Air Lines' board oversees its AI strategy through the Audit Committee, which received periodic updates in 2025 on evaluating and implementing generative AI tools. A cross-functional AI Governance Committee oversees the design, development and deployment of AI, under principles of safety and security, transparency and reliability, and ethics, according to Delta's 2025 Delta Difference report.
Pricing and personal data
Delta Air Lines told senators on Jul 31, 2025 that no fare product it has used, is testing or plans to use targets customers with individualized prices based on personal data, that it shares no personal information with Fetcherr, and that analysts oversee and fine-tune the AI's recommendations. Delta says fares are filed publicly through ATPCO several times a day with the same rules for every customer, and that shoppers do not need to sign in to compare prices.
Political and regulatory scrutiny
Three U.S. senators wrote to Delta Air Lines on Jul 21, 2025 warning that individualized AI pricing could push fares up to each traveler's pain point, and the U.S. Transportation Secretary said in Aug 2025 that the department would act if an airline used AI to price seats individually. Two dozen House Democrats wrote on Nov 5, 2025 that Delta had not explained its safeguards or the data used to train its pricing AI. The FTC ordered Delta, United, JetBlue and six other companies on Oct 28, 2026 to report whether personal data shapes their prices, a study with 45 days to respond, and Delta repeated that it has zero tolerance for discriminatory or predatory pricing.
Customer-facing AI
Delta Air Lines provides AI Terms of Use and tells customers when they are interacting with AI, according to its Jul 2025 letter. Delta Concierge requires customers to accept terms, lets them opt out during the beta, and hands off to Reservations & Customer Care. Delta's Oct 2026 decision to retire text-message support in favor of Delta Concierge drew criticism from travel writers, one of whom found reaching a live agent through Delta Concierge slower (Thrifty Traveler).
Disclosed risks and cybersecurity
Delta Air Lines' 2025 Form 10-K warns that attackers use AI to scale cyberattacks, raising defense costs, that AI tools can generate false content that harms its reputation, and that emerging AI laws require ongoing updates to its privacy, information security and AI governance programs. The CIO and the CISO brief the Audit Committee on cybersecurity at least twice a year, and both sit on the Delta Risk Council, according to the same filing.
Outside AI agents
Ed Bastian said on Oct 9, 2026 that Delta Air Lines will be very cautious about giving AI shopping agents access to its inventory, warning that agents that shop airlines against each other are a danger, while seeing room for known agents working with corporate customers.

- Delta Air Lines builds operational AI in-house, such as Baggage AI in Atlanta, runs most systems on AWS, and buys specialist AI: Fetcherr for fare recommendations and Airbus's Skywise platform for predictive maintenance.
- Which AI models does Delta Air Lines use?
- Delta Air Lines has not named the large language models behind Delta Concierge; Delta said at AWS re:Invent in 2023 that it used Amazon Bedrock to test different models for customer answers.
- How many Delta employees use AI?
- Delta Concierge was open to 100% of SkyMiles members by Aug 10, 2026; Delta Air Lines has not said how many of its roughly 103,000 employees use AI tools.
- How far has AI spread at Delta Air Lines?
- Delta Air Lines sits at Piloting: sanctioned AI tools are live for selected groups, among them ramp agents in Atlanta, reservations specialists, TechOps planners and revenue management analysts, and a handful of use cases run in production, from bag routing and gate decisions to Delta Concierge for customers.
